Rank the services before you rank the firms. For a small brand the correct ordering is
diagnosis, then creative production, then listing optimization, and only then advertising
management. Most published rankings invert that, because advertising is the most billable
service rather than the most constraining one.

The short version

  • Rank services before ranking firms. The order is different for small brands.
  • Diagnosis first. It costs nothing and decides everything else.
  • Creative second. The primary image caps every click you receive.
  • Advertising fourth, and not at all below $1,000 a month in spend.
  • Small brands should weight attention above capability breadth.

The service ranking for a small brand

I run Flapen with 50 operators managing about 70 brands. This ordering reflects what
actually constrains small accounts rather than what agencies most want to sell.

Rank Service Why here Typical cost
1 Diagnosis and market sizing Decides everything downstream Usually free
2 Photography and video Primary image caps all traffic One-off, meaningful
3 Listing optimization Conversion caps ad performance One-off or ongoing
4 Advertising management Only after 1 to 3 Ongoing
5 Storefront and A+ Needs traffic to justify it One-off
6 Amazon DSP Needs exhausted search demand Ongoing, higher

Rows one to three address constraints. Rows four to six add volume. Buying volume before
fixing constraints is the most common way a small brand wastes money on services.

Why advertising is ranked fourth

Not because it does not matter. Because it cannot work until the rows above it are handled.

If your conversion rate is low, no amount of ad spend fixes it. If your primary image fails at
thumbnail size, you are paying for impressions that never become clicks. Advertising multiplies
whatever your listing already does, so a small brand buying ad management first is multiplying
a problem.

There is also a data threshold. Below about $1,000 a month in ad spend there is not enough
signal for optimization to mean anything, so the service is being bought before it can produce
a result.

Ranking firms, once you know the service

Once you know which service you need, the firm ranking is simpler than any published list.

Score three things. Caseload, because attention predicts your experience more than
capability does, and ours is about 1.4 brands per operator. Whether the service is in-house
or subcontracted
, because that determines iteration speed. Willingness to tell you that you
do not need something yet
, which for a small brand is the most valuable quality available.

Give three candidates the same real product and the same three questions, score during the
call, and compare totals. Twenty minutes each beats weeks of reading.

The small-brand weighting

Established brands should weight depth and specialism. Small brands should weight the opposite.

You need someone who will look at your account carefully, tell you which single thing to fix,
and be reachable when something breaks. Breadth of capability is worth less to you than the
certainty that a competent person is actually looking.

Which is why the largest and best-known agency is frequently the wrong choice below seven
figures. Large agencies are built around large accounts, so a small client receives a junior
manager carrying many brands inside a process designed for someone else.

What most agencies will not tell you

Published service rankings are usually ordered by revenue potential to the publisher rather
than by constraint to you. Advertising management appears first almost everywhere because it is
recurring, scalable, and the most common service sold.

The highest-ranked service for a small brand is free at most agencies. A diagnosis
and market sizing costs nothing, is given away because it leads to engagements, and is the
input most likely to change what you do next. Take it from two or three firms and compare the
answers.

The second thing: for a small brand, the right answer is often to buy one thing and do the
rest yourself. Agencies rarely lead with that because a single service purchase is a small
engagement, but a fixed primary image plus your own listing work will outperform a thin
retainer covering everything badly.

Start with the free diagnosis and buy only what it names. Flapen.
