Start in one marketplace, not five. Europe splits into separate tax, language, and compliance jobs per country, and each one costs money before it earns any. Budget $8,000 to $15,000 for a single product launch, confirm the market is worth at least $2 million a year, then add countries one at a time.

The short version

  • One country first. Multi-country day one multiplies your fixed costs and your mistakes at the same time.
  • The market has to be big enough. Below about $2 million a year in category revenue there is not enough left to capture profitably once customer acquisition is paid for.
  • Translation is not localization. A machine translated bullet set will index badly and convert worse.
  • Compliance is a cost line, not a footnote. Registrations, representatives, and packaging rules arrive before your first sale.
  • Prove the unit economics on 200 units before you commit to a container.

The arithmetic of a first European launch

The reason most first-time European launches disappoint is not the product. It is that the fixed cost of being present in a country gets treated as an afterthought, so the margin model is wrong before a unit ships.

Here is how I would lay out the budget for one product in one European marketplace. Fill in your own figures. The point is that every line exists whether or not you sell anything.

For a single product, that lands in the $8,000 to $15,000 range in total upfront capital. A five product brand is more like $25,000 to $50,000. If a quote you receive ignores the compliance and freight lines, it is not a launch plan, it is a listing service.

The two phase method, and the number that gates it

Phase one is validation. Around 200 units, about $5,000 to $10,000, and up to four products tested at the same time if you want a read on which idea deserves the capital. You are buying three answers: does the rating hold, does the page convert, and what does a customer actually cost to acquire in that country.

Phase two is scale, and it only starts once those three are proven. Not when the founder feels good about it, and not when the first week looks busy.

Sitting above both phases is the market size test. We use a floor of $2 million a year in the target category. Below that, the revenue available cannot absorb the cost of customer acquisition plus the fixed cost of operating in a country, and the brand ends up busy and unprofitable. Ask any agency you speak to for the market size number before they quote you a monthly fee. If a proposal arrives before a sizing, they are selling hours.

What good European launch help actually does

The work splits into three buckets, and you should know which ones your candidate covers.

  1. Setup. Account structure, tax and compliance registrations, fulfillment network choice, and Brand Registry in the right jurisdiction.
  2. Localization. Native language listings, keyword research done in the local language rather than translated from English, and creative adapted to what that market expects to see.
  3. Operating. Advertising, inventory forecasting across borders, rating management, and the weekly decisions.

We publish content in English, German, Spanish, and French, and we work across all 23 Amazon marketplaces, which is why I am comfortable saying that bucket two is where most first-time launches quietly fail. Keywords in German are not the English keywords translated. Shoppers search differently, the compound words behave differently, and a listing built by translation ranks for terms nobody types.

What most agencies will not tell you

Europe is often sold as one expansion. It is not. It is a set of country launches that happen to share a seller account, and each one carries its own registrations, its own language, its own competitive set, and its own return behavior.

The second thing rarely said: a weak product travels badly. If your rating in your home marketplace is soft, Europe will not rescue it, because the same page quality and the same return rate follow you across the border. Fix conversion at home first, then export a product that already works.
