Screen beauty candidates on three capacities: image and video production, rating and review management, and returns diagnosis. Personal care lives or dies on the primary image and the star rating, and both move slowly. Ask what outcome benchmark they hold themselves to, and how many of their brands reached profit in year one.
The short version
- The primary image is the product in this category. Nobody smells or feels anything through a screen.
- Rating is a hard gate, not a metric. Below the category norm, advertising buys expensive visits.
- Returns tell you what the reviews have not said yet. Track the reason codes by variation.
- Creator content is a channel here, not a garnish. Ask who runs it and who owns the assets.
- Hold candidates to an outcome number. A majority of the brands we manage are profitable inside the first year, and you should ask any candidate for their equivalent.
The checklist
Work through these in order. Each item has a version that counts as done properly, and a version that merely looks done.
- Image and video production in-house. Done properly means the agency has its own studio, shoots your product, and produces swatches, texture shots, application video and size-in-hand references. Not done properly means stock templates and a graphic designer who has never held the bottle. We produce creative in our own Dubai studio, which is a claim you can test by asking for work in a category close to yours.
- A rating plan before an advertising plan. Done properly means a stated target rating, a route to it, and a decision about whether to spend on advertising at all until it is reached. Not done properly means a campaign structure on slide four.
- Return reasons analyzed by variation. Done properly means someone can tell you which shade, size or scent drives your returns and why. In personal care that number is margin, and it is frequently a packaging or expectation problem rather than a product one.
- Claims language reviewed by someone accountable. Done properly means a named person checks the copy against category requirements before it goes live, and knows which claims invite a compliance problem. This is a real risk surface in personal care and it belongs on the list.
- Variation architecture decided deliberately. Done properly means shades, sizes and scents sit in one family, sharing reviews and rating, with an explicit reason for anything kept separate.
- Creator and influencer content run as a channel. Done properly means a repeatable process for briefing creators, licensing the output, and pointing that traffic where it compounds. Ask who owns the footage afterwards.
- Repeat purchase understood. Done properly means the agency can state your replenishment window and plan advertising and pricing around it. Consumables behave differently from one-time purchases and the plan should show it.
- Competitor negative reviews mined for differentiation. Done properly means your positioning comes from what the category is complaining about, not from an invented benefit. That is the only differentiation that survives contact with a shopper.
Score each item yes or no. A candidate with strong answers on items one, two and three and weak answers elsewhere is still a better bet in this category than one who is average everywhere.
The benchmark to hold anyone to
Capability lists are easy to write, so ask for an outcome instead. Our benchmark is that the majority of brands under our management reach profitability within their first year. It is deliberately a hard number to hide behind, because it is either true of a book of business or it is not.
Ask each candidate for their own version, phrased as an outcome rather than an activity. What share of clients reach profitability, over what horizon, and how do they define profit. Then ask how many clients left in the last year and why. Nobody has a perfect answer, and you learn far more from someone who gives you the imperfect real one than from a curated case study.
What most agencies will not tell you
They will not tell you that in beauty, creative production is the single largest driver of the result, and it is the part most often subcontracted to whoever is cheapest. Photography is usually the most influential line in a beauty engagement and it is treated as a deliverable rather than as the strategy. Ask who holds the camera and where they sit.
The second thing you will rarely hear is that rating recovery is slow, that it is mostly a product and expectation problem rather than a review-solicitation problem, and that the honest first step is often to fix the formula, the packaging, or the promise before spending anything on traffic. If a candidate proposes scaling a product sitting below the category rating norm, ask them to explain the arithmetic out loud.
