The product is secondary to the market. A great product in a dying market will fail. A decent product in a growing market with room to capture traffic has a real chance.

Here is the first non-negotiable criterion: minimum $2M/year in total market revenue. Below that, there is not enough demand to build a sustainable brand. Even if you captured 10% of a $1M market, you are looking at $100K in revenue before costs. That is not a business. That is a hobby with overhead.

The reason "low competition" markets look attractive is often because they are just small markets with insufficient demand. Nobody is competing there because there is nothing worth competing for.

Growth trajectory is the first question I ask: is this market growing year over year? If you cannot answer that with data, you are not ready to research the product yet.

A large market that is declining is a trap. You enter thinking there is plenty of demand, and by the time your product is live, the market has contracted. You are fighting for a shrinking pie against sellers who got there first.

A small market that is growing is the opposite. You enter early, ride the trajectory, and the market literally grows around you. You are surfing demand, not fighting for scraps.

Here is the structural limitation most sellers do not realize. Helium 10 and Jungle Scout show you a snapshot of today. Current revenue. Current search volume. Current BSR. They cannot show you whether this market was 30% smaller last year or 20% larger. They cannot show you the direction of the wave.

The data shows where this market is going, not where it is today. That is the data you need for a real decision.

This is a vanity metric.

Here is how operators actually think about competition. Competition is your ability to capture traffic across the 5 traffic channels relative to existing sellers. Those 5 channels are:

  1. Organic — requires high inventory, velocity, first-page ranking
  2. Advertisement — text ads, image ads, and video ads (most sellers only run text)
  3. Promotion — discounts and deals for velocity
  4. Influencer — revenue share through Amazon's creator program, lower upfront cost
  5. Off-channel — blogs, social media, external platforms

Most sellers evaluate competition based on organic and advertisement only. That is 2 out of 5. The 3 channels they ignore, promotion, influencer, and off-channel, currently have the highest ROAS precisely because nobody is competing there.

A market where every top product has 10,000 reviews might look impossible if you are only planning to compete on organic ranking. But if the influencer channel is wide open and off-channel traffic from social media is untapped, you can profitably acquire customers without winning a single organic keyword.

Before deciding a market is "too competitive," evaluate which of the 5 traffic channels are viable for your specific product. If even 1 channel can acquire customers profitably, the opportunity may be real. When everyone competes for the same 2 channels, the cost goes up and the return goes down.

Mistake 4: Overlooking return rates before entry

Most sellers discover their return rate problem after launching. By then, the money is spent, the inventory is in FBA, and every return eats directly into margin.

I treat return rate differently. It is a market evaluation signal, analyzed before entering a market, not after. High return rate in a category is a structural problem that no listing optimization, no better packaging, and no improved instructions can fix. If the product category itself generates high returns, that is the market telling you something.

Return rate is one of the non-negotiable criteria in my Product Go/No-Go framework. If the return rate across a market is above the category average and the root cause is the product itself, walk away. No amount of marketing fixes a product customers send back.

If the return rate is consistently above category average across multiple competitors and there is no addressable root cause, kill the idea at the research stage. Mistake 5: Guessing at differentiation instead of listening to the market

The industry teaches "differentiate through creativity and bundling." Add an accessory. Change the color. Redesign the packaging. This is guessing.

I do not differentiate through creativity. I differentiate through what I call feedback-driven innovation. The process is systematic, not creative.

Here is the framework. I call it the Rating Gap Method.

  1. Aggregate negative reviews across the top competitors in the target market.
  2. Identify complaint patterns. What are customers consistently and repeatedly frustrated about?
  3. Measure the rating gap. Quantify the difference between what existing products deliver and what customers explicitly say they want.
  4. If the gap is large and addressable, innovate specifically on those pain points. This is where differentiation has proven demand.
  5. If the gap is small and ratings are already 4.5+, enter as-is and compete on traffic execution rather than product innovation.

When the top 5 products in a market all sit at 3.8-star ratings and share the same complaint about durability, that is not a complaint. That is a product brief. The market is handing you the innovation roadmap. You do not need to guess what customers want. They have already written it down. For free, at scale, in writing.

The actionable step: before sourcing, pull the negative reviews for the top 10 competitors. If the same complaint appears in 30% or more of 1 to 3 star reviews, that is your innovation target. If no clear pattern exists and ratings are already strong, compete on traffic execution using the 5 channels instead.

Mistake 6: Going all-in on one product instead of validating first

The industry says "never go out of stock." Launch with full inventory. Commit aggressively to establish velocity and ranking momentum.

I did this. Early on, I kept pouring money into failing launches hoping the rankings and ads would turn around. They did not. That is the most expensive way to learn this lesson.

Here is what actually works. I call it the Two-Phase Launch.

Phase 1: Validate. Order 200 to 300 units. Budget $5K to $10K depending on your traffic strategy. Test up to 4 products simultaneously instead of betting everything on one. This is a hypothesis test, not a commitment.

During Phase 1, measure what matters: rating, conversion rate, cost of customer acquisition across active traffic channels, and return rate.

Decision gate between phases. Before spending another dollar, confirm:

  • Rating is stable or improving
  • Conversion rate is at or above category average
  • At least 1 traffic channel is acquiring customers profitably
  • Return rate is below category threshold

If the product does not pass the gate, kill it. No emotional attachment. No "just one more month."

Phase 2: Scale. Commit real capital only to products that passed the gate. Full inventory investment, additional traffic channel activation, optimization based on real data.

The $50K+ launch figure you hear from other educators comes from the assumption that you go all-in with full inventory on one product. The Two-Phase approach means your downside on any single product is $2K to $4K, not $15K to $30K. Validate before you commit capital.

Mistake 7: Not knowing when to kill a product

This is the most expensive lesson I have learned in 10 years of selling on Amazon.

Based on these signals, there are three possible actions:

  • Scale: All 4 signals positive and stable. Commit more capital, activate additional traffic channels.
  • Fix: 1 or 2 signals declining but the root cause is identifiable and actionable. Bad images, wrong ad targeting, pricing misalignment. Fix the specific problem.
  • Kill: Multiple signals declining with no actionable fix. Walk away. Stop spending. The data decides, not hope.

The discipline is this: if you cannot identify a concrete, actionable fix for a declining signal, the answer is kill. Not "wait and see." Not "let's give it one more month."

Here is the most important actionable directive in this entire post. Before launching any product, write down your kill criteria. Specific numbers. Specific timeframes. If you do not have kill criteria before launch, you will not have the discipline to use them when it matters. Define what "kill" looks like before you have money on the line, not after.

The one question that changes everything

Every mistake above comes from the same root cause. Sellers evaluate products when they should be evaluating markets. They use snapshot tools that show today instead of trajectory data that shows where the opportunity is going. They compete on 2 traffic channels when 5 exist. They commit full capital before validating anything. And they have no framework for when to stop.
