A virtual assistant runs a process you already designed. A specialist fixes one broken channel. An agency or an in-house manager owns the whole account. Score the four options against your catalog size, your hours, and your budget before you post a role. ## The short version - **Name the stuck job first.** "I need help with Amazon" is not a role, and it hires badly. - **A virtual assistant executes, it does not decide.** Give one a written process or expect drift. - **A specialist is the right call for one broken channel**, and the wrong call for a whole brand. - **An in-house manager is a fixed cost with a hiring risk.** An agency is a variable cost with a capacity risk. - **Score it on paper.** Six criteria, weighted, thirty minutes, before anyone gets an interview. ## Start where you are, not where the job description starts Most sellers arrive at this question with a real symptom and a vague role in mind. Sales flattened, or a launch stalled, or the account eats every evening. The instinct is to hire a person and hand over the whole thing. That works when the account is already running well and you want your hours back. It rarely works when something is broken, because you end up paying someone to discover a problem you could have named yourself. So write one sentence first: **the thing that is not working is X, and I know that because Y.** If you cannot fill in Y with a number from your own reports, that is the real first task, and it belongs to a written audit rather than a hire. ## The four options, scored Give each criterion a weight out of 10 for your situation, score each option 1 to 5, and multiply. Below about three products with a stable account, a virtual assistant plus your own weekend hours is a rational answer. Once you are running paid media at any scale, the cost of an untrained decision exceeds the cost of the salary difference, and the calculation changes. ## The question that separates the candidates Whoever you hire, ask which traffic channels they run. There are five that matter on Amazon: **organic search, paid advertising, promotions and deals, influencer and creator content, and off-channel traffic driven from outside Amazon**. Most sellers run two of them, usually organic and paid, and then wonder why growth stops at a ceiling. A virtual assistant will typically run none of them independently. A specialist runs one. An in-house manager usually arrives fluent in two. An agency should be able to name all five, tell you which two you are running, and say which third one they would add first and why. That answer tells you more than any case study, because it is either specific to your account or it is not. At Flapen this is the shape of the work: about 70 brands, 50 operators, everything in-house rather than passed to a subcontractor. The reason we can run more than two channels per brand is staffing, not cleverness. Ask any candidate the same question in the same terms. ## What each hire should be given on day one 1. **Access through your own account permissions**, granted per person and revocable by you. 2. **The written symptom sentence** and the reports that support it. 3. **A definition of done for the first 30 days**, with a measurable target rather than a list of activities. 4. **A reporting rhythm.** Weekly in writing, live every two weeks. We hold that standard and you should hold anyone to it. 5. **A stop rule.** What they should escalate rather than solve quietly. ## What most agencies will not tell you Agencies will not tell you that a large part of what they sell is available cheaper, from a competent freelancer, when the job is one channel. If your listings are strong and only your advertising is broken, hire the specialist. Paying a full account management fee to fix one thing is a poor trade and you should say so out loud during the sales call. The reverse is also true and less popular. Sellers hire three freelancers to save money and become the account manager themselves without noticing. Three specialists with no shared keyword list produce three plans and one confused catalog.
