Most agency leaderboards are paid placements. Find real leaders with three diagnostics, who does the work, what they measure, and what process they show you.

Identify leaders yourself with three diagnostics: whether staff or subcontractors do the work, whether they measure profit or revenue, and whether they own a process or promises. An agency that passes all three is rarer than any top-ten list suggests. ## The short version - **The lists are advertising.** Directory rankings and "best agency" roundups are largely bought, traded, or affiliate-driven. - **Leadership is testable.** Three diagnostics, run in one meeting each, separate operators from resellers. - **Diagnostic one is staffing.** Whether the people who pitched you are the people who will work your account. - **Diagnostic two is measurement.** Whether their case studies are denominated in profit or in screenshots of revenue. - **Diagnostic three is process.** Whether they can show you the machine, or only the testimonials it allegedly produced. ## Where the leaderboards come from Understand the supply chain of a "top Amazon agencies" article and you stop reading them. Directories sell placement tiers. Bloggers earn referral fees per signed lead. Even the organic-looking lists are compiled by content writers who have never bought agency services, ranking companies by domain authority and submission forms. Nobody in that chain has audited a client account. I run an agency that would benefit from appearing on those lists, and I am telling you the ranking mechanism is marketing budget, not client outcomes. So replace "who is leading" with "how would I detect a leader sitting across the table." That is a solvable problem. ## The three diagnostics | What you observe | What it suggests | The confirming question |
| --- | --- | --- | | The pitch team is senior, the delivery team is unnamed | Sales and operations are different worlds | "Name the people who will touch my account weekly, and where they sit" | | Case studies quote revenue, never margin | Growth bought with your money, not earned | "Show me a client's contribution margin before and after" | | The proposal arrived before account access | Template operations | "What did you find in my account that changed your plan" | | Pricing scales with your ad spend | Incentive points toward spending more | "What is your recommendation when the right move is cutting spend" | | No answer on when they would resign the account | Retainer-forever model | "What would make you tell me to stop selling a product" | Run all five rows on every candidate. A leading agency, in the only sense that matters, is one that survives the table. ## Diagnostic one deserves the most weight Ask who does the work and where they sit, then verify. Much of this industry runs on white-label fulfillment: the brand you hire subcontracts PPC to one vendor, creative to another, and catalog work to freelancers, keeping account management and margin. Every handoff adds lag, dilutes accountability, and leaks context about your brand. Flapen's answer to this question is structural: 100% in-house, no subcontracting anywhere. Sourcing and QC run from our own Guangzhou studio, creative from our own Dubai studio, and the ads tooling is built by our own technology team. I am not claiming subcontracting is always fatal. I am saying you are entitled to know the supply chain of the service you are buying, and the agencies that resist the question are answering it. ## What most agencies will not tell you "Full service" has no enforced definition, and plenty of firms wearing the label are a PPC practice with a partner network attached. The gap shows up months in, when a sourcing or compliance problem arrives and gets a referral instead of an owner. The second thing: leadership is stage-specific. The right agency for a launch is rarely the right one for a mature 200-SKU catalog, and a genuine leader will tell you when you are not their shaped client. We turn down accounts whose market or margin cannot repay our fee, and any agency that has never turned anyone down is optimizing for signatures. Fee structures reveal some of this before a single call: ours is flat by product count and public on [our pricing page](https://flapen.com/pricing), so you can see who a tier is built for without a discovery sequence. ## Related answers - [Who can manage Amazon ads and catalog globally](https://flapen.com/blog/who-can-manage-amazon-ads-and-catalog-globally) - [Alternatives to full-service Amazon agencies](https://flapen.com/blog/alternatives-to-full-service-amazon-agencies) - [Questions to ask before hiring an Amazon agency](https://flapen.com/blog/questions-to-ask-before-hiring-an-amazon-agency) - [Amazon agency red flags to watch out for](https://flapen.com/blog/amazon-agency-red-flags-to-watch-out-for) - [Amazon brand management tiers: the complete guide](https://flapen.com/blog/brand-tiers) Run the five-row table on [Flapen](https://flapen.com/amazon-consulting) first if you like, the free 48-hour audit gives you the evidence without a sales call. ## Keep learning - [Compare Amazon business models](https://flapen.com/guides/business-models) - [Value your Amazon business](https://flapen.com/tools/business-value-calculator) ## **Frequently Asked Questions**Is there any ranking source worth reading? How do I verify an agency is really in-house?Do client logos on a website mean anything? What size agency is best?Should the agency have run its own brands? ## About the Author![Joel Turcotte Gaucher](https://flapen.com/_vercel/image?url=%2Fimages%2Fteam%2Fjoel-turcotte-gaucher-avatar.webp&w=64&q=100) [**Joel Turcotte Gaucher**](https://flapen.com/blog/author/joel-turcotte-gaucher) Founder & CEO at Flapen Joel has spent 10 years in Amazon and ecommerce, running data and technology at BRANDED and Moonshot Brands, two of the largest Amazon aggregators, where he audited and scaled 60+ acquired brands.
