Ask what they analyze that the tools cannot show.","Broadly the same ones you can buy: Helium 10 or Jungle Scout for research, a bid management
platform, and Seller Central's own reports. The tools are not the differentiator. What
separates agencies is which question they start from, because a tool can only answer what it
was built to measure.

## The short version

- **The tool stack is largely public.** Anyone can buy it.
- **Tools measure what they can measure,** which shapes the strategy built on them.
- **Ask what they analyze that the tools do not show.**
- **Proprietary tooling matters only if it answers a different question.**
- **Seller Central plus Brand Analytics** is the most underused stack there is.

## What the standard stack looks like

I run Flapen with 50 operators managing about 70 brands, with an in-house technology
team building our own tools for ads, marketing, and brand valuation. Even so, most of the
stack is unremarkable.

| Layer | Common tools | What it answers |
|---|---|---|
| Product and keyword research | Helium 10, Jungle Scout | Volume estimates, competitor terms |
| Rank tracking | Various | Position over time |
| Bid management | Platform or in-house | Bid adjustment at scale |
| Reporting | Dashboards or spreadsheets | What happened |
| Amazon-native | Business Reports, Brand Analytics, Attribution | The most accurate data available |
| Inventory | Spreadsheets or dedicated software | Reorder timing |

The most valuable row is the second from bottom, and it is free. Business Reports give you
conversion by product, Brand Analytics gives search frequency rank, and Attribution measures
off-channel traffic. Most sellers and a surprising number of agencies underuse all three.

## The limitation that actually matters

Helium 10 and Jungle Scout can show review count, search volume, and a snapshot of today. So
the frameworks the education industry teaches are built around those measurements, because
that is what the tools can see.

That leads to the wrong question. Sellers end up asking whether a product is good, when the
question that decides the outcome is whether the market is growing and whether you can
profitably capture traffic in it. Market size, growth trajectory, return rate, and cost of
customer acquisition answer that. A volume filter does not.

We analyze 90 plus data points including market size, growth trajectory, segment dynamics, and
the rating gap, and apply a $2 million a year minimum market size as an entry floor. The point
is not the number of data points. It is starting from the question and then finding data that
answers it, rather than accepting the question a dashboard is able to ask.

## What to ask instead of "which tools do you use"

1. **What do you analyze that these tools do not show?**
2. **How do you decide a market is too small?** A number, with reasoning.
3. **What replaces estimated search volume once I have sales?** Your own search term data.
4. **Where does differentiation come from?** Negative reviews and the rating gap, not invention.
5. **What would you look at if your usual tool did not exist?**

Question five is the most revealing thing you can ask about tooling. It separates a method
from a subscription in about thirty seconds.

## Does proprietary tooling matter

Sometimes, and it is easy to overrate.

Proprietary tooling is valuable when it answers a question public tools cannot, or when it
makes an operator meaningfully faster at scale. It is not valuable as a marketing claim, and
"we have proprietary technology" tells you nothing on its own.

Ask what their tool does that Helium 10 cannot, and ask for a specific example. A real answer
describes a question rather than a feature.

## What most agencies will not tell you

The tool stack is close to identical across the industry, which is why it appears in
capability decks so often. It is easy to list, impressive-looking, and almost entirely
uninformative about the quality of the work.

The genuine variables are which question the agency starts from, how many brands each person
carries, and whether they will tell you when the answer is not to proceed. None of those
appear in a tool list.

The second thing: a spreadsheet plus Seller Central's own reports outperforms an expensive
stack used without judgment. Some of the best operators I know run remarkably little software
and ask remarkably good questions.

## Related answers

- [What products to use for Amazon keyword research](/blog/what-products-to-use-for-amazon-keyword-research)
- [What to use for listing optimization on Amazon](/blog/what-to-use-for-listing-optimization-on-amazon)
- [Transparent reporting tools for Amazon sellers](/blog/transparent-reporting-tools-for-amazon-sellers)
- [Amazon product research help for brand new sellers](/blog/amazon-product-research-help-for-brand-new-sellers)
- [Hiring an Amazon agency: the complete guide](/blog/hiring-an-agency)

Ask us what we would look at without our tools.
