I ran data and technology at two Amazon aggregators, and the tracker that worked was the one where every milestone had an owner, a date and a numeric exit condition. Tooling mattered far less than that. ## The short version - **A gate is not a task.** A gate has a number attached that decides whether the next stage begins. - **One owner per milestone.** Shared ownership is the most reliable way to miss a date quietly. - **Track dates that move other dates.** Freight and trademark filing govern everything downstream. - **The tool is nearly irrelevant.** A spreadsheet updated weekly beats sophisticated software nobody opens. - **Read the tracker with someone.** A written update alone does not surface the thing nobody wants to say. ## What I learned buying accounts rather than running them Before Flapen I ran data and technology at BRANDED and at Moonshot Brands, two large Amazon aggregators. Part of that work was inheriting brands and inspecting how they had been run. The pattern in the launches that had gone badly was consistent, and it was never an absence of tracking. Those teams had trackers. What they lacked was a number at each gate, so nothing ever formally failed, and the launch drifted forward on optimism until inventory was already on a boat. That is the buyer-side view worth stealing. When someone eventually inspects your account with money in hand, they will not ask what software you used. They will ask what you decided at each stage and what evidence you decided on. ## The failure modes, ranked by what they cost | Rank | Failure mode | Typical cost | The countermeasure |

Every other failure costs weeks. That one costs the whole product budget, because without an exit condition nobody is ever wrong, so nobody ever stops. ## The gates worth tracking in an FBA launch 1. **Market sized.** Exit condition: category revenue clears your floor and the research holds up across the data points you agreed to examine. 2. **Supplier chosen and samples approved.** Exit condition: a physical sample passes your own quality checklist, not a photo. 3. **Trademark filed.** Exit condition: a filing receipt with a date, because Registry access hangs off it. 4. **Creative complete.** Exit condition: the top complaints from competitor negative reviews are visibly answered in the image stack. 5. **Inventory received.** Exit condition: units checked in at the fulfillment center, with a reorder date already set. 6. **Validation read.** Exit condition: rating, conversion rate and acquisition cost measured on real orders, against the numbers you wrote down before launch. 7. **Scale decision.** Exit condition: an explicit scale, fix or stop call, written down with the reasoning. Track those seven and the rest of your task list can live wherever it likes. ## Reporting cadence beats reporting software Our own rhythm is a written update in Slack every week, a live review every second week, and Slack access in between. The written update creates a record. The live review is where someone says the thing that does not get typed, which is usually that a gate was passed on hope rather than on a number. If you are evaluating an agency, ask to see a real weekly update from an anonymised account. You will learn more from one page of it than from any dashboard demo. ## What most agencies will not tell you Dashboards are largely a sales artifact. A live-updating screen full of charts is easy to build, impressive in a pitch, and rarely the thing that changes a decision. The decisions get made in the paragraph a human writes about what happened and what they intend to do about it. The second thing they will not tell you: milestone tracking is where scope quietly disappears. If the tracker lists deliverables rather than gates, an agency can complete every line and still leave you with a product that is not selling, and the paperwork will show a successful launch.
