Seller Central keeps pricing control, stock allocation, and customer data in your hands across marketplaces. Vendor trades all three for purchase orders, which rarely pays off outside a handful of categories.

## The short version

- **Seller Central is the default in every geography.** You set price, place stock, and see the data.
- **Vendor is invite-only wholesale.** Amazon buys from you and retails at whatever price it chooses.
- **Price control does not respect borders.** A Vendor discount in one country leaks into every other marketplace through price matching.
- **Hybrid is a real strategy, per country and per product line.** It is also twice the operational surface.
- **Whatever the model, check who controls each traffic lever.** That checklist is below, and it decides more than the fee comparison does.

## Start with the instruction, then the reasoning

Run Seller Central everywhere first. The reasoning is about what multi-country operation actually requires: coordinated pricing, deliberate stock placement per region, and the ability to run a promotion in Germany without repricing Japan. Under Seller Central all three stay in your control. Under Vendor, Amazon owns retail pricing, and its algorithms match prices across marketplaces and against external retailers. One aggressive Vendor negotiation in one country can drag your price floor down globally, and you will not be in the room when it happens.

Vendor earns its place in specific situations: categories where Amazon's retail placement moves volume, products with heavy logistics that suit pallet-in purchase orders, or retailers already structured for wholesale who cannot staff marketplace operations. Those are real cases, they are just rarer than the invitation emails suggest.

## The multi-country control checklist

Score any proposed setup, pure Seller, pure Vendor, or hybrid, against these ten items. "Done properly" is defined for each.

1. **Retail price control.** Done properly: you can hold a price in one country during a promotion in another. Vendor fails this by design.
2. **Stock allocation.** Done properly: you decide how much inventory each region gets in Q4. Purchase orders decide it under Vendor.
3. **Customer and search data.** Done properly: you see search terms and conversion per marketplace, feeding your own decisions.
4. **New product launches.** Done properly: you can list, price, and advertise a launch in every country the same week. Vendor launches wait on buyer acceptance.
5. **Traffic channel coverage.** There are five channels that matter, organic, paid, promotions, influencer and creator traffic, and off-channel. Most sellers actively run two. Done properly: your setup lets you operate all five per country, and someone actually does.
6. **Promotion mechanics.** Done properly: deals and coupons planned on your calendar, not granted by a vendor manager.
7. **Content ownership.** Done properly: one master catalog feeds every marketplace, and edits propagate on your schedule.
8. **Chargeback and dispute exposure.** Done properly: you know the operational cost per model. Vendor chargebacks are a line item, not a surprise.
9. **Cash flow.** Done properly: you have modeled marketplace payout cycles against Vendor payment terms per country, with real numbers.
10. **Exit path.** Done properly: you can leave the model in one country without breaking the others, and you know who keeps the listings.

A setup that fails three or more items is not a strategy, it is a drift. Most hybrid arrangements that grew up accidentally fail five.

## Where hybrid actually works

The defensible hybrid is deliberate: Vendor for a heavy, slow-iterating line in countries where Amazon retail places it well, Seller Central for everything else, with a hard rule about which SKUs live where so the two models never compete for the same buy box. What does not work is the accidental hybrid, where old Vendor lines linger while new products launch as Seller, nobody reconciles pricing between them, and the two halves undercut each other across borders. At Flapen, where we run brands across all 23 Amazon marketplaces, the model question gets settled per product line and per region before launch, using demand evidence gathered the way we describe at [our research method](/research), not settled by whichever invitation arrived first.

## What most agencies will not tell you

An agency with a Vendor practice bills for managing purchase orders, chargebacks, and buyer negotiations, an entire service line that only exists if you are on Vendor. Ask whether their recommendation changes their own revenue. The honest answer to the model question starts from your margin structure and your control requirements, and lands on Seller Central more often than the industry's proposal decks do.

The other unspoken point: Vendor feels like validation, a purchase order from Amazon reads like a partnership. It is a wholesale account with a demanding retailer, and margin erosion through annual terms negotiations is the documented pattern across the industry, not the exception.

## Related answers

- [B2B manufacturers Amazon US marketplace strategy](/blog/b2b-manufacturers-amazon-us-marketplace-strategy)
- [Setup guide for Amazon global SKU mapping](/blog/setup-guide-for-amazon-global-sku-mapping)
- [Alternatives to ChannelAdvisor for marketplace ops](/blog/alternatives-to-channeladvisor-for-marketplace-ops)
- [Full service Amazon account management for brands](/blog/full-service-amazon-account-management-for-brands)
- [Amazon marketplaces by geography: the complete guide](/blog/geography-and-marketplaces)

To pressure-test your current model country by country, request the free written audit from [Flapen](/amazon-consulting).

## Keep learning

- [Expand to new channels](/guides/channel-expansion)
- [Find Amazon warehouse locations](/tools/warehouse-locations)
","published","channel-expansion",[14,15,16,17],"seller-account","amz-expansion","fees","ppc","joel-turcotte-gaucher","/images/blog/clusters/geography-and-marketplaces-03.jpg","2026-09-04T14:17:51.798+00:00
[23,27,31,35,39
"vendor-vs-seller-central-multi-country-strategy-faq-1","Technically yes, and it is usually a mistake, because Amazon's price matching connects the two.
