Nobody compiling those lists has access to client profit and loss statements, so the order tells you very little. Rank candidates yourself on arithmetic: the monthly fee, the spend they require from you, and what your category can actually return. Anyone quoting before sizing your market is guessing. ## The short version - **$2 million a year in category revenue is the floor.** Below that there is not enough margin left to capture profitably once acquisition cost is paid. - **Rank on cost of the engagement against realistic recoverable revenue.** Every other ranking criterion is downstream of that. - **Phase one is 200 units and $5,000 to $10,000.** A consultant who wants a full container before any proof is not managing your risk. - **Fee and pass-through costs are different things.** Compare proposals only after they are separated. - **The order of operations tells you more than the price.** Market sizing comes before the quote, or the quote is decoration. ## The number that decides who can help you Before you compare a single consultant, size the category. We use $2 million in annual revenue as the minimum, and we walk away below it. The arithmetic is unsentimental. A small category still demands the same photography, the same listing work, the same advertising to get seen, and the same inventory risk as a large one. What it does not have is enough gross profit left after acquisition cost to pay for that work and leave you a return. This matters for ranking consultants because the good ones apply the test to you before they quote. When I ask a candidate what my category is worth and how they measured it, the answer sorts the field faster than any list. A number with a method behind it beats a testimonial every time. ## Rank them on your own arithmetic Build this table for each candidate. The columns are what you pay, what you must fund alongside it, and what has to happen for the whole thing to make sense. | Line item | Where the number comes from | Typical shape for one product |

A twelve-month engagement at $800 a month is $9,600 in fees. Add $12,000 of advertising at the recommended floor and $10,000 of validation inventory, and you are committing somewhere near $32,000 before a single reorder. If your honest estimate of year-one recoverable revenue does not comfortably clear that with margin left, the answer is not a different consultant. It is a different category. ## Three questions that reorder any shortlist 1. **What is this category worth per year, and how did you measure it?** A specific method beats a specific number. If they cannot show their working, they did not do it. 2. **What would you have me buy first, and how many units?** Anyone starting at full production before proof is transferring risk to you and calling it ambition. 3. **What is included in the fee, and what will I be invoiced separately for?** Inventory, freight, Amazon's own seller fees, trademark filing, and ad spend are yours everywhere. The question is whether anything else is. ## Why the published lists cannot be honest Consider what an honest ranking would require: the starting position of every client, the category, the ad budget, the margin structure, and the counterfactual. None of that is public. What remains is self-reported growth percentages, which flatter small starting numbers, and awards, which measure participation. That is not an accusation against anyone in particular. It is an arithmetic limitation, and it applies to me too. If somebody ranked Flapen first tomorrow, the only sensible response would still be to ask what evidence they held. Our own honest claim is narrow and checkable: the majority of brands we take on are profitable within their first year, and you should ask any candidate to state their equivalent in a sentence you can hold them to. ## What most agencies will not tell you The economics of a consulting engagement are strongly affected by things the consultant does not control, and the good ones say so early. Landed cost, category maturity, and your review position at the start will move your result more than the difference between two competent agencies. The second thing: a quote arriving before any research is a quote for hours, not for outcomes. When a proposal lands in 24 hours with no questions about your margins, you are looking at a template with your logo in the header.
