Rank the candidates yourself against a scoring checklist, then measure whoever you hire on contribution profit rather than the advertising number they choose to show you. ## The short version - **Published rankings measure marketing, not returns.** Placement on most lists correlates with who submitted an entry, not with client outcomes. - **ROI is a ratio you own.** Incremental contribution profit divided by total cost of the partner, including your own time. - **Size the market before you accept any quote.** A partner who prices before sizing is selling hours. - **Run a scored shortlist.** Five criteria, weighted, applied identically to every candidate. - **Set the measurement window before you sign.** Ninety days, agreed metric, agreed baseline, written down. ## Start with the number that decides everything Before an agency can generate a return, the category has to be capable of producing one. We use a floor of about $2 million a year in category revenue, because below that there is not enough demand to capture profitably once customer acquisition cost is accounted for. A capable partner in a market too small for the math still loses you money, and no ranking list will ever catch that, because the list knows nothing about your category. So the first question is not who is best. It is whether the opportunity exists. Ask every candidate to size your market and show the working before they quote. The ones who quote first are selling capacity. The ones who size first are selling judgment. ## The scoring checklist Score each candidate from 1 to 5 on the five criteria below, multiply by the weight, and total it. Applied consistently, this beats any published ranking, because the weights are yours. | # | Criterion | Weight | What a 5 looks like |

Done badly, it is a screenshot of monthly search volume. 2. **Named owner and workload.** You should know the name of the person doing the work and how many other brands they handle. An agency that will not tell you has either not decided or does not want you to know. 3. **Measurement definition.** Advertising cost of sale can be improved by turning campaigns off. Contribution profit cannot be faked as easily. Agree the metric, the baseline month, and the window before anyone starts. 4. **Exit terms.** Ours are month to month with 30 days of notice, no long-term contract, and on exit you keep the Seller Central account, the campaigns, the creative, and a written handover. Judge every candidate against that standard, including us. 5. **Evidence of killing things.** Ask for a case where they told a client to stop. A partner who has never recommended killing a product has either never had a losing one, which is unlikely, or has an incentive not to notice. ## How to calculate the return once you have hired Return on an agency is not their reported advertising efficiency. Take incremental contribution profit, which is revenue minus cost of goods, Amazon fees, and advertising spend, then subtract the same figure from your baseline period. Divide by the total cost of the relationship, which includes the fee plus the hours your team spends on it. Anything under 1.0 after two full quarters means the arrangement is not working, and that is a conversation, not a mystery. ## What most agencies will not tell you Ranked lists are a channel. Appearing on one usually involves submitting an application, sometimes a fee, and always a marketing team. The correlation between list position and client profitability is not measured by anyone, including the list. I have no objection to the format, but treat it as a directory of who is investing in visibility, not a leaderboard of returns. The second omission is attribution. A brand that grows 40% in a quarter when it also launched two products, fixed its images, and got a seasonal tailwind cannot cleanly attribute that growth to the agency.
