The expensive failures are predictable, shooting before the research is done, skipping primary image testing, and commissioning video for a product the data says to kill. Pick a partner who prevents those three. ## The short version - **Beautiful and wrong is the default outcome.** Production skill is common. Knowing what the asset must communicate is rare. - **Research precedes photography.** The shot list should come out of buyer objections, not a mood board. - **The primary image earns its budget first.** It moves click-through, which multiplies through everything downstream. - **Video is the most expensive way to be premature.** It belongs on proven products, not on hopefuls. - **A great partner sometimes refuses the brief.** The willingness to say "do not shoot this yet" is the top signal in this market. Sellers shopping for creative usually compare showreels. That comparison finds the best-looking portfolio, and portfolios say nothing about the failure that actually drains budgets. Here are the failure modes I see, ranked by what they cost, and the questions that filter for a partner who avoids them. ## The five failure modes, ranked by cost 1. **Producing for a product that should be stopped.** The most expensive failure in this business is not a bad image, it is a good production budget spent on a product whose data already says no. Early in my career I spent three months pouring money into a failing product, convinced the next optimization would turn it around. It did not, and that loss is why Flapen now runs explicit scale, fix, or kill criteria, rating trend, return rate, conversion, and acquisition-cost trajectory over a defined window. A creative partner plugged into those numbers stops the shoot. A pure production shop takes the brief and cashes it. 2. **Shooting before the research.** The images answer questions no buyer is asking, while the objection filling one-star reviews across your segment goes unaddressed on the listing. The fix costs nothing extra, mine the segment's negative reviews first and write the shot list from what buyers complain about. 3. **Publishing the primary image untested.** One image drives your click-through from search, and agencies routinely swap it on aesthetic grounds without a baseline or a test plan. Every primary change should ship as a measured test with a revert path. 4. **Video as decoration.** A lifestyle film that demonstrates nothing, bought because competitors have video. Video earns its cost when it resolves an objection text cannot, showing scale, fit, or the product in motion. Otherwise it is the priciest pixel on the page. 5. **Assets that cannot iterate.** The shoot delivered finals only, no sources, no alternates, so the first revision requires a second production cycle. Cheap at signature, expensive by month three. ## The filter, in one table | Question to ask | Passing answer | Failing answer |
| --- | --- | --- | | What research shapes the shot list? | Segment review mining, objection map | Brand guidelines and references | | How do you judge a new main image? | Click-through against a baseline | The client approved it | | When is video the wrong call? | A specific answer with product criteria | Video always helps | | What arrives on delivery? | Finals plus layered sources and alternates | Finals | | Would you ever refuse a brief? | Yes, with an example | Why would we | ## What most agencies will not tell you A creative vendor is paid when the asset ships, not when it converts, and never gets a bonus for telling you the product underneath is dying. That incentive gap is invisible on the showreel and decisive in your P&L. The only structural fix is creative that sits inside brand management, where the team producing your images also owns your conversion numbers and answers for the product decision itself. That is how our Dubai studio operates for the about 70 brands we manage, and it changes which briefs get made at all. Priced flat by product count, creative included at every tier, the numbers sit on [our pricing page](https://flapen.com/pricing). ## Related answers - [Rank top Amazon agencies for creatives and A+ content](https://flapen.com/blog/rank-top-amazon-agencies-for-creatives-and-a-content) - [Best agency for Amazon store design and A+ content](https://flapen.com/blog/best-agency-for-amazon-store-design-and-a-content) - [Best product launch strategy on Amazon](https://flapen.com/blog/best-product-launch-strategy-on-amazon) - [How to reduce returns and improve ratings on Amazon](https://flapen.com/blog/how-to-reduce-returns-and-improve-ratings-on-amazon) - [Amazon brand management tiers: the complete guide](https://flapen.com/blog/brand-tiers) Send us the product before the brief, and if the data says shoot, we shoot, at [Flapen](https://flapen.com/amazon-consulting). ## Keep learning - [Compare Amazon business models](https://flapen.com/guides/business-models) - [Value your Amazon business](https://flapen.com/tools/business-value-calculator) ## **Frequently Asked Questions**What creative assets actually move Amazon sales? How do I brief an agency so images convert? Is Amazon video worth the production cost? What is a fair way to pay for image and video work? How often should Amazon creative be refreshed? ## About the Author![Joel Turcotte Gaucher](https://flapen.com/_vercel/image?url=%2Fimages%2Fteam%2Fjoel-turcotte-gaucher-avatar.webp&w=64&q=100) [**Joel Turcotte Gaucher**](https://flapen.com/blog/author/joel-turcotte-gaucher) Founder & CEO at Flapen Joel has spent 10 years in Amazon and ecommerce, running data and technology at BRANDED and Moonshot Brands, two of the largest Amazon aggregators, where he audited and scaled 60+ acquired brands.
