Most failed launches I have seen owned good software and had nobody driving it.\n\n## The short version\n\n- **Software is a sensor, not an operator.** It reports, it does not choose.\n- **The scarce input is attention,** measured in hours per week, not in dashboards.\n- **A launch has five gates.** At each one, decide whether the bottleneck is information or execution.\n- **Buy tools if the bottleneck is information.** Buy people if the bottleneck is time or judgment.\n- **Owning both and using neither is the common outcome,** and it is the most expensive one.\n\n## The view from the buying side\n\nBefore Flapen I ran data and technology at BRANDED and at Moonshot Brands, two large Amazon aggregators. That job meant buying both sides of this question at volume: seat licenses for research and advertising software, and agencies to run brands we had acquired. I watched the same pattern repeat across dozens of brands.\n\nThe software was almost never the problem. The reports were correct. What went missing was the loop between a report and a decision. A keyword lost rank on a Tuesday and nobody noticed until the monthly review. A return rate crept up two points and the dashboard showed it faithfully to an empty room. Aggregators solved this by hiring operators, which is a fancy way of saying we bought the missing hours.\n\nThat is the whole question in one sentence. You are not choosing between software and services. Tools give you revenue estimates and review counts. Judgment turns those into a decision about whether a segment is worth entering, which needs a much wider read: growth trajectory, return behavior, price band stability, and the rating gap in the competitive set. Gate: do not proceed without a segment size you would defend out loud.\n2. **Sourcing and samples.** Execution problem, and software barely touches it. This gate is supplier conversations, specifications, sample rounds, and inspection. Nothing on your dashboard will negotiate a mold change. Gate: a sample you would put your own name on.\n3. **Listing and creative.** Mixed. Tools produce keyword sets well. They do not produce a main image that earns a click or a photograph that removes the objection buried in your competitor's negative reviews. Gate: a listing that answers the top three complaints in the category.\n4. **Launch traffic.** Execution problem with heavy information support. Campaign structure, bid decisions, and budget pacing are daily work. Software will place the bids you tell it to place. Deciding which of them to abandon in week two is judgment. Gate: a listing converting well enough that traffic is worth buying.\n5. **Scale, fix, or kill.** Pure judgment. The data is available to anyone. Acting against your own sunk cost is not. Gate: written criteria on rating trend, return rate, conversion rate, and acquisition cost trajectory, decided before you spend.\n\nRead the gates back and count how many are information problems. One and a half out of five. That ratio is why so many well-equipped sellers stall.\n\n## A decision rule you can apply today\n\nEstimate the hours the launch needs from you each week. During an active launch it is realistically four to six hours a week of focused work, dropping to a couple of hours a month once a brand is running steadily.\n\nIf you have those hours and the skill, buy tools and keep the money. If you have the hours and not the skill, buy tools plus a short engagement to build the plan and hand it over. If you have neither, buy people, because software bought to compensate for missing time becomes a subscription you cancel in month four having learned nothing.\n\n## What most agencies will not tell you\n\nAgencies buy the same software you can buy. There is no secret data feed. What an agency is selling is pattern recognition across many brands plus the hours to act, and any agency implying its advantage is proprietary access to Amazon data is describing something that does not exist.\n\nThe reverse claim is just as slippery. Software marketing implies that automation replaces judgment, and it does not. Automated bidding rules execute a strategy.
