Pull price, referral and fulfillment fees, landed cost of goods, returns, and ad spend out of Amazon's own reports, then let software automate the pull. What matters is that your agency reports the same number you calculate, on the same cadence. ## The short version - **Most reporting stops at the wrong line.** Return on ad spend and advertising cost of sale describe media, not profit. - **Build the sheet first.** If you cannot compute the number by hand once, no dashboard will make it trustworthy. - **Every input already exists in Seller Central.** Payments, business reports, advertising reports, returns, and storage. - **Ad spend belongs inside the margin line**, not beside it. Traffic is a cost of goods sold in everything but name. - **Agency fee sits below contribution margin**, as a fixed cost. Mixing it into the unit math hides which product actually works. ## The mistake this page exists to fix Judging an agency on advertising cost of sale is the most expensive habit in this industry, and it is expensive precisely because it looks rigorous. A 12 percent figure is a beautiful thing to report and tells you almost nothing about whether the account made money. It can fall because someone stopped bidding on discovery terms, which also stops growth. It can rise because a launch is doing exactly what a launch should do. I have seen accounts where the media metrics improved every month for a quarter while contribution margin went sideways, because the gains came from harvesting demand that already existed, and the return rate on the top product was quietly eating the difference. Nobody lied. Everyone reported the wrong line. Contribution margin fixes that. It is the money left from a unit after every cost that varies with selling that unit. Fixed costs, your fee to us included, sit underneath it. ## The arithmetic, line by line Build this per ASIN, per month. One row, seven subtractions. | Line | What it is | Where the number comes from |

Track both. The percentage tells you about the product, the currency tells you about the business. Two disciplines make this real. First, allocate ad spend to the ASIN rather than the account, because account-level averaging hides the product that is subsidizing everyone else. Second, book returns in the month the refund lands, not the month of the sale, and note the lag so you are not surprised by it. ## Which tool tier you actually need 1. **A spreadsheet.** Correct answer for a one to five product catalog. Monthly export, seven columns, thirty minutes. Do this for at least one quarter before buying anything. 2. **Profit analytics software.** Worth it when manual exports start costing more time than the license. Verify it against your hand-built sheet for one month before trusting it, because fee mapping and refund timing are where these tools disagree. 3. **Your accounting system.** The source of truth for the year, but usually too slow and too aggregated to steer a campaign week to week. 4. **Custom internal tooling.** What we do at Flapen, where an in-house team builds our ads, marketing, and brand valuation tools rather than renting someone else's view of the numbers. That is a build decision, not a buy decision, and it only pays back at a certain catalog size. Whichever tier you land on, the requirement is the same: your agency reads from it too, and disagreements are resolved against Amazon's raw reports rather than against each other's dashboards. ## Use the number to test the agency, not just the product Once contribution margin exists per ASIN, the agency conversation changes shape. You stop asking whether campaigns improved and start asking which products earn their place. A good partner will bring you the product that should be discontinued before you find it yourself. It also surfaces the question that should have come first. Before anyone quotes a fee, ask a candidate to size the market for your category. We use a floor of **$2 million a year** in category revenue, because below that there is not enough demand to capture profitably once cost of customer acquisition is paid. An agency that can size the market can also model your margin. An agency that cannot will manage your account with metrics that never touch profit. ## What most agencies will not tell you Contribution margin is the one metric that can make an agency look worse while doing better work. Killing a losing product improves margin and reduces the revenue number in the case study. Cutting wasted spend improves margin and shrinks the account that a percentage-of-spend fee is calculated on. So the incentive to keep reporting on media metrics is structural, not dishonest. The way to remove it is to change what gets reported. Ask for contribution margin per ASIN in the weekly written update, agree the formula in advance, and accept that some months the honest number will be uncomfortable.
