Sourcing and samples take the longest, trademark work runs in parallel, creative must be finished before freight lands, and advertising starts only once the listing is live and indexed. Build the plan as nine checkpoints, each with a definition of done. ## The short version - **Build the plan backwards from the receiving date.** Every other date is derived from that one. - **Run stages in parallel wherever the dependency allows.** Sequential plans are why launches take a year. - **Each checkpoint needs a definition of done.** Otherwise stages leak into each other and nobody notices the slip. - **Advertising is the last checkpoint, not the first.** It depends on indexing, which depends on the listing being live. - **Budget the capital alongside the calendar.** A single product commonly needs $8,000 to $15,000 all in. ## The nine checkpoints Print this. Move a checkpoint only when its done condition is met, not when the date arrives. 1. **Market and product selected.** Done properly means the decision is documented against real research, not enthusiasm. We look at 90 or more data points before committing, covering market size, growth trajectory, return rate, segment dynamics and the rating gap between the current leaders. Done means you can state the number the market is worth and the specific weakness you intend to beat. 2. **Supplier shortlist built.** Done means three or more credible candidates quoted on the same written specification, with tooling costs, lead times and minimum quantities stated. A quote against a vague brief cannot be compared with anything. 3. **Samples approved.** Done means a physical sample tested against your specification and against the top competitor's product, with the differences written down. This is the checkpoint most likely to need a second round, so plan for one. 4. **Trademark filed and Brand Registry route confirmed.** Done means filed, not intended. This runs in parallel from the first week, because registry access unlocks A+ content and other conversion tools you would rather launch with than add later. 5. **Production order placed with inspection booked.** Done means an inspection is scheduled before the goods ship, with named criteria. Finding a defect at the factory costs a delay. Finding it in a fulfillment center costs the launch. 6. **Creative and listing complete.** Done means main image, image stack, copy, A+ content and packaging artwork all approved. Artwork must be final well before production, and listing content should be finished while freight is moving, not after it lands. 7. **Shipping plan created and inbound tracked.** Done means labels, cartons and the shipment plan match what Amazon expects, and someone owns the tracking. Receiving delays at peak periods are normal and belong in the plan as a buffer. 8. **Listing live and indexed.** Done means you have searched your main keywords and found your own product. An unindexed listing spends advertising budget on impressions it cannot convert into rank. 9. **Advertising live with a written target and a review date.** Done means campaigns are running against a number you agreed beforehand, with a date on which that number gets revisited, so nobody is judging week one against a standard meant for a mature product. ## Where the time actually goes Sourcing and sample rounds dominate the first half of the plan. Trademark timing dominates the tools you launch with. Freight dominates the middle. Advertising, the part everyone worries about, is a matter of days once the listing is live. For a full brand of several products, the whole sequence commonly takes around seven months. A single product is faster because there is one specification, one supplier relationship and one creative set to approve. Our sourcing frameworks come out of an in-house studio in Guangzhou, and the reason that shortens timelines is unglamorous: factory conversations happen in the right time zone and sample rounds get compressed. ## Budget the capital against the calendar Cash timing matters as much as dates. A deposit goes out at checkpoint five, the balance before shipping, freight on collection, and advertising begins spending only at checkpoint nine. For one product, plan on $8,000 to $15,000 across inventory, freight, creative, trademark and opening advertising. A five-product brand generally runs $25,000 to $50,000 on the same basis. A plan with correct dates and the wrong cash timing still stalls. ## What most agencies will not tell you Timelines slip in the gaps between owners, not inside the stages. Sourcing thinks creative starts after arrival. Creative thinks packaging artwork is a supplier task. Nobody owns the four days between them, and four days happens six times. The other thing worth saying plainly: a proposed timeline is a sales document until someone attaches names and dependencies to it. Ask for the plan with an owner beside every checkpoint, and ask what happens to the schedule if the sample fails.
