Assign inventory to one named person for the whole transition, freeze structuralcampaign changes for two weeks, and change nothing on your best-ranking listings until thenew team has a baseline. ## The short version - **Inventory is the momentum killer.** A stockout costs rank that took months to build. - **Freeze campaign restructuring for two weeks.** Ad learning resets on structural change. - **Leave your best listings alone** during the handover. - **One named owner per decision** during the overlap period. - **Switch in a quiet period** if you have any choice about timing. ## The three things momentum actually depends on I run Flapen with 50 operators managing about 70 brands, and incoming accounts arriveoften enough that the failure patterns are predictable. | Asset | How momentum is lost | Protection |

Both teams assume the other is watching, a reorderdate passes, and six weeks later you are out of stock on your best product. A stockout costs organic ranking that took months and real ad spend to build, and recoveringit costs more than the inventory would have. Before notice goes out, confirm reorder dates,current cover in weeks, and pending shipment arrivals, and name one person responsible forthe entire transition period in writing. ### Campaign learning Amazon's systems respond to campaign structure. Significant restructuring produces a period ofunstable performance while the system recalibrates, and doing it before the new teamunderstands your account means paying that cost twice. The right pattern is observation for two weeks, then a written diagnosis, then deliberatechange. Resist the temptation to let a new agency demonstrate activity immediately. Earlyrestructuring destroys the baseline against which their own work would be judged. ### Organic rank Rank is built through velocity over time and it is the slowest thing to rebuild. During ahandover, leave your best-ranking listings alone entirely. That means no title changes, no image swaps, no variation restructuring on the productscarrying your organic traffic. Those changes are worth making later, deliberately, one at atime, with a measurement window around each. ## The timing question If you have any choice, switch during a quiet period rather than approaching a peak. Seasonal brands should switch immediately after a season ends, which gives four to six monthsbefore the next one matters. Never switch in the run-up to a peak, because the transitionperiod lands exactly when inventory and ranking decisions are least forgiving. If the current agency is actively damaging the account, timing is a luxury and you switchnow. But where you can choose, the calendar is worth more than most people give it creditfor. ## The overlap, run properly Two weeks with both teams active, and one owner per decision written down before it starts. The value is not documentation, it is the questions the incoming team generates while readingthe account. Why is this keyword negated, why is that variation priced differently, why was acampaign paused in March. Those answers live in the outgoing team's heads and only while theyare still engaged. During those two weeks, agree explicitly who can pause a campaign, who can change a price, andwho is watching inventory. Ambiguity here is the single most common source of transitiondamage, and it costs nothing to prevent. ## What most agencies will not tell you An incoming agency wants to change things quickly, and the reasons are partly genuine andpartly commercial. Visible activity in month one justifies the switch, and rebuilding resetsthe performance baseline to a low point from which improvement is easy to demonstrate. Ask a candidate what they would change in the first 30 days. The best answer is close tonothing, followed by a specific plan for month two. Anyone promising a full rebuild in weekone is optimizing for how the second month will read. The other thing: most momentum loss during a switch is operational rather than strategic.Nobody loses rank because the new agency had worse ideas.
