Cut any candidate who quotes a launch before sizing the market, and any who cannot name which marketplaces they actually operate.\n\n## The short version\n\n- **APAC is several markets, not one region.** Japan, Australia, Singapore, and India behave differently on demand, logistics, and compliance.\n- **Sizing comes before quoting.** A serious partner tells you whether the market clears the bar before selling you entry.\n- **Localization is production, not translation.** Ask who produces the content and in which languages they work natively.\n- **Compliance is per country.** Tax registration and product rules do not transfer between marketplaces.\n- **Run the same checklist on every candidate,** including us.\n\n## Build the shortlist with this checklist\n\nHere is the exact sequence I would run against every candidate. Each item has a definition of done properly; hold the answers to it.\n\n1. **Marketplace coverage, named.** Ask which Amazon marketplaces they operate today, not which they could operate. Done properly means a specific list. Flapen manages brands across all 23 Amazon marketplaces, and I still expect you to make me name them.\n2. **Market sizing before any quote.** Done properly means the agency estimates category revenue in the target marketplace and applies a floor. Ours is **$2 million per year**; below that there is not enough revenue to capture profitably once acquisition costs are paid. An APAC launch quoted without this analysis is a quote for hours, not outcomes.\n3. **A validation phase, not a bet.** Done properly means a small first commitment. We enter with a Phase 1 of about 200 units and $5,000 to $10,000, and scale only once rating, conversion, and acquisition cost are proven in that marketplace. Ask each candidate what their equivalent gate is.\n4. **Localization capability, stated honestly.** Done properly means the agency names the languages it produces natively. Ours are English, German, Spanish, and French; for other locales, ask any candidate exactly who writes the copy and who checks it, because machine translation into Japanese is visible to every Japanese customer.\n5. **Compliance ownership per country.** Done properly means the agency tells you which registrations, tax obligations, and product certifications apply in each target country and who files them. The wrong answer is silence until after signature.\n6. **Logistics design per marketplace.** Done properly means a plan for where inventory sits, how it clears customs, and what the landed cost does to margin in each country.\n7. **Reporting you can act on.** Done properly means a written cadence. We send a Slack update weekly and review live every two weeks; whatever the candidate's rhythm is, get it in the contract.\n\nAny candidate who passes items one through three deserves a call. Items four through seven decide who gets the account.\n\n## The economics that decide APAC entry\n\nEntering a new marketplace repeats most of a product launch. Budget as if it were one: validation inventory, per-country advertising, localized creative, and compliance costs before the first sale. This is why sizing matters so much, a marketplace with thin category demand cannot repay that entry cost however well the account is run. When the sizing work says no, the cheapest decision is not entering, and a partner paid a flat fee can tell you that without losing anything. An agency can technically list your product in a marketplace in an afternoon; operating there, with localized advertising, compliant listings, and inventory that arrives on time, is a different job. The gap between listed and operated is where APAC expansions die quietly.\n\nThe other silence: sequencing. Selling into every APAC marketplace at once multiplies compliance, inventory, and attention costs while the revenue arrives one marketplace at a time.
