Build the master catalog first, connect marketplaces through Amazon's international listing tools second, and never let a regional team create listings outside the map. ## The short version - **The master SKU is yours, the ASIN is Amazon's.** Confusing the two is where mapping problems start. - **One product, one master record.** Every marketplace listing, barcode, and fulfillment label traces back to it. - **Map before you expand.** Retrofitting a mapping onto three regions of organically-created listings costs weeks. - **Variations need the same discipline.** Parent-child structures should mirror each other across marketplaces, not evolve independently. - **A broken map hides in your P&L.** It surfaces as stranded stock, mismatched ads, and reporting nobody trusts. ## What I learned reading other people's catalogs Before Flapen, I ran data and technology at BRANDED and Moonshot Brands, two large Amazon aggregators, which meant looking inside hundreds of seller accounts as an acquirer. The single most common defect we found in diligence was not weak products or bad ads. It was catalogs where nobody could say with confidence which internal SKU corresponded to which ASIN in which marketplace. Every downstream number, profitability per product, inventory cover, ad efficiency, inherited that uncertainty, and offers got adjusted accordingly. A clean SKU map is not housekeeping. It is what makes your business legible, to you and to anyone who might one day buy it. ## The setup sequence 1. **Define the master SKU scheme.** A stable internal code per sellable unit, independent of any marketplace. Encode nothing volatile in it, not price, not supplier, not marketplace. 2. **Attach global identifiers.** One GTIN or EAN per product from your own GS1 prefix, reused identically in every region. Never buy loose barcodes per marketplace. 3. **Build the master catalog file.** Product, identifiers, dimensions, materials, compliance attributes, imagery references, in one owned document or PIM, not in Seller Central. 4. **Create marketplace listings from the master.** Use Amazon's Build International Listings or structured feeds so each regional listing is born already mapped, with the master SKU embedded in the seller SKU field. 5. **Mirror variation structures.** If the US parent has size and color children, the EU and Japan parents carry the same structure, even where a child is not yet sold there. 6. **Log FNSKU assignments per region.** Fulfillment labels differ by marketplace account. Record them centrally so a Guangzhou or 3PL packing line never guesses. 7. **Freeze the rule: no listing outside the map.** Any new marketplace listing starts from the master record. This one governance rule prevents most of the decay. ## Symptom, cause, fix Mapping failures rarely announce themselves. Diagnose from the symptom. | Symptom | Likely cause | Who fixes it |

The fix is always slower than the shortcut was fast. ## What most agencies will not tell you SKU mapping produces no launch announcement and no growth chart, so it almost never appears in an agency proposal, even though ad optimization and inventory planning both silently depend on it. Ask a candidate agency one question: when you take over a multi-marketplace account, what is your process for reconciling the catalog before you touch advertising? A blank look answers the question. The other omission is that Amazon's own tooling will happily let you diverge. Build International Listings synchronizes what you connect, and says nothing about the listings you created manually around it.
