The decisive question is whether the agency can name, in writing, the conditions under which it would tell you to kill a product. An agency without kill criteria will keep billing you through a slow failure. ## The short version - **One question outweighs the other nine.** What would make you tell me to stop. Years ago I poured money into a failing product for three months because I kept believing the ads would turn it around. They did not, and the loss taught me that hope is not a strategy anyone should be billing you for. Out of that came the criteria we now hold every brand to: rating trend, return rate, conversion rate, and CAC trajectory, each judged over a defined window, with scale, fix, or kill as the only three outcomes. An agency does not need our exact framework to pass. It needs any framework it can state before you sign, because the moment a product starts dying is the moment a retainer-funded optimist becomes expensive. ### Questions worth a second listen Question 9 separates rehearsed pitches from operating systems.
