Diagnose first: low impressions is a keyword problem, low click-through is an image problem, low conversion is a listing problem. Only the first is fixed by an ads service. ## The short version - **Most PPC problems are not PPC problems.** They are listing and pricing problems that advertising makes visible and expensive. - **Run the diagnostic before you buy.** Impressions, click-through, conversion, in that order. Each points at a different owner. - **If conversion is weak, no amount of ad spend fixes it.** You are paying to send people to a page that says no. - **A pure ads vendor cannot repair the destination.** Check whether the person who edits your images works at the same company. - **Buy on incentive shape, not on dashboard quality.** A fee that rises with your ad spend rewards the opposite of what you want. ## The buyer-side view I have been on your side of this table. At BRANDED and at Moonshot Brands I was responsible for data and technology, which meant I sat in the meetings where we hired outside advertising help and later in the meetings where we worked out why it had not moved anything. The pattern almost never varied. The agency was competent. The campaign structure was defensible. The account still did not grow, because the ASINs we handed over were losing at the click or at the add-to-cart, and no bidding strategy reaches back up the funnel to fix that. We were buying a specialist for a problem the specialist could not touch. That experience is the reason I would rather send you away with a diagnosis than sell you a service you do not need yet. ## The diagnostic Pull the last 30 days from your advertising and business reports. Work down the list in order and stop at the first row that is true. | Symptom | Most likely cause | Who actually fixes it |

Segment branded and non-branded before you read any of it, because branded traffic flatters every metric. And judge conversion against your own history rather than a number you read somewhere, since categories differ enormously. ## What to do with each result**Row one.** Buy a done-for-you PPC service. Ask for exact, phrase and broad separation, a weekly search-term harvest, a negative keyword process, and a written explanation of how bids are set. Ask how their targets change as a product moves from new to established.**Row two.** Fix the image before you touch a bid. A primary image that loses the click makes every keyword more expensive. Whoever you hire needs a creative team, not a media buyer.**Row three.** This is the expensive one. Sending more traffic to a page that does not convert is buying evidence you already have. Fix the listing, then reopen the ad question.**Row four.** Your targets are wrong for the product's stage, or your branded campaigns are buying sales you were going to get anyway. Both are arithmetic problems, solvable in an afternoon with the right report.**Row five.** No advertising service solves this. It is a product and market question. ## How to evaluate the vendor once you know you need one 1. Ask how many accounts the person running yours also runs. Get a number. 2. Ask who writes the copy and who edits the images, and where those people sit. 3. Ask what would make them tell you to reduce spend on a product. 4. Ask for the reporting cadence in writing. Ours is a written Slack update weekly and a live review every two weeks, with direct access in between. 5. Ask what the fee does when your ad spend doubles. If it rises, you have hired a budget advocate. 6. Ask for the exit terms. Month-to-month with 30 days' notice, keeping your account and campaign structures, is a reasonable standard to hold anyone to. ## What most agencies will not tell you The dashboard is not the deliverable. Advertising software makes it easy to produce a report that looks like management, and much harder to prove that anything in it changed your profit. Ask for the decision log instead: what was changed, when, why, and what happened afterwards. The other thing is scope honesty. If a candidate looks at your account and tells you the ads are not your problem, that is the most valuable free advice in this industry, and it costs them a sale to give it.
