What you can rank is structure: agencies with their own employees at origin outrank subcontractor networks, which outrank referral middlemen. Ask who does the work and where they sit, and the market sorts itself in one question. ## The short version - **Rankings you find online are mostly pay-to-play or affiliate lists.** Structure, not brand names, is the rankable variable. - **Tier one employs its own people in the sourcing region.** Accountability has a desk and a payroll entry. - **Tier two subcontracts locally and manages the relationship.** Workable, until something goes wrong and the accountability chain dissolves. - **Tier three sells introductions and disappears at the first defect.** The cheapest tier and the most expensive mistake. - **Every failure mode below maps to a tier,** which is why the one structural question predicts so much. ## Failure modes, ranked by what they cost you 1. **The vanishing middleman.** You paid a finder's fee, the first shipment arrives 20% defective, and the "agency" explains that quality is between you and the factory. Total exposure: the whole order. This is the signature failure of tier three, and it is structural, not moral. A business built on introductions has no mechanism to own outcomes. 2. **The silent subcontractor swap.** Your agency's "QC team" turns out to be whichever local inspector was free that week. Reports arrive on time, look identical, and miss the deviation a consistent inspector would have caught batch over batch. Cost: a slow quality drift that surfaces as returns and a falling star rating months later. When I ask agencies who exactly will stand in the factory, "our partner network" is the phrase that predicts this failure. 3. **The margin stack.** A subcontracted chain means every layer takes a cut, and the factory quote you never see is 15 to 30% below the one you do. Cost: permanent margin erosion that compounds with every reorder. In-house structures are not automatically cheaper, but the markup is at least a single, negotiable number. 4. **The single-country blind spot.** An agency whose entire network is one province ranks that province first for every product, including yours. Cost: a category-inappropriate supply chain. A global operation compares origins per product, since the right answer shifts with materials, tariffs, and destination marketplace. 5. **The compliance shrug.** Destination-market requirements, CE marking, EPR registration, labeling rules, are treated as your problem. Cost: goods stuck at customs or a listing suppressed after the inventory landed. Agencies serving one destination market rarely carry knowledge of the other 22 Amazon marketplaces. ## How to run the structural interview Five questions expose an agency's real tier in under an hour. | Question | Tier-one answer | Warning answer |

Sourcing done well is a chain of small refusals, suppliers rejected, samples failed, batches reworked, and an agency that cannot narrate a refusal has either done very little volume or hides its failures. Whether the product itself deserves the sourcing spend is a prior question, settled by [product research](https://flapen.com/amazon-fba-product-research) before any factory conversation starts. ## Why we built it in-house instead Flapen runs its sourcing through its own studio in Guangzhou, with frameworks built across more than 500 brands, and subcontracts none of it. Not because subcontracting is evil, but because every layer between the brand and the factory floor deletes information. The inspector who saw last batch's near-miss briefs the negotiator renegotiating the defect clause. That loop only exists when both people work for the same company. It is also why the structural question leads this page: I am telling you to grade my own industry, Flapen included, on the test we chose to build around. ## What sourcing agencies will not tell you Agencies will not tell you which "top 10 sourcing agencies" lists they paid to appear on, and nearly all such lists are sold inventory. Treat every ranking, including any that flatters us, as advertising until the structural interview says otherwise. They will also not volunteer their client concentration. An agency whose capacity is dominated by two large accounts will service you with whatever attention remains, and peak season makes this brutal. Ask how many active clients each account handler carries and what happens to your inspection schedule in October. Specific numbers are a good sign.
