The ranking is inverted from how most sellers spend, which is why most validation fails to predict anything. ## The short version - **Validation is a sequence of gates, not a tool.** Software slots into stages, and no stage is skippable by subscription. - **The market rewards the boring end of the ranking.** Real orders outrank every estimate ever modeled. - **Review analysis is the most underpriced input.** Competitor one-star reviews are a free specification for a better product. - **Estimates guide, they never confirm.** Treat modeled revenue as a direction with an error bar. - **Hold any process to an outcome number.** Ours: the majority of brands we launch reach profitability inside their first year. ## The five stages, and the gate at each Rank the tools honestly and you find you have ranked the stages of validation itself. Here is the sequence we run, with the gate a product must pass at each stage before more money touches it. 1. **Size the market.** Gate: enough annual revenue to matter. We hold a floor of $2 million per year, because below that there is not enough revenue to capture profitably once acquisition costs are paid. Market analytics tools serve this stage, with their error bars acknowledged. 2. **Read the negative reviews of the incumbents.** Gate: a shared defect you can actually fix. Our differentiation comes from competitor negative reviews and the rating gap, never from invention for its own sake. Review analysis tools accelerate this. A patient afternoon does it free. 3. **Model the unit economics.** Gate: margin that can fund launch-stage advertising and still leave profit at maturity. A spreadsheet is the only tool this stage needs, and it is the stage most often skipped. 4. **Put samples beside the incumbents.** Gate: your unit wins a blind comparison against the top three sellers' products, which you should order and hold. No software category exists here, and that absence is the point. 5. **Run the smallest live batch your factory will produce.** Gate: predefined numbers over a predefined window decide scale, fix, or kill. Most sellers spend the most money at rank five and the least at rank one, subscribing to idea generators while hesitating at the small production batch that would answer the question. The sequence inverts that: spend patience early, spend money where the data becomes real. Ask anyone selling you a validation process what share of their launches reached profitability within a year. Across the brands Flapen manages, the majority get there inside their first year, and I consider that the number a validation sequence exists to defend. ## What most validation advice will not tell you No tool validates anything. Tools estimate, and estimates are opinions with formatting. The only validation instrument that has ever existed is a customer paying full price, which is why stage five cannot be replaced by a bigger software budget, only reached faster. I paid for this lesson directly. Early on, I kept a failing product on advertising spend for three months, hoping the trend would turn. It did not, and the money was gone.
