Three exist: full-service in-house teams, single-channel specialists, and freelancer networks. Pick by how many of the five traffic channels you need running and who carries accountability when a launch stalls. Everything else is packaging. ## The short version - **Rank models, not brand names.** The right model for a four-ASIN launch is the wrong one for a fifty-ASIN catalog. - **Count the channels you need running.** That count decides the model faster than any comparison table of vendors. - **Accountability is the real product.** One throat to grab is worth more than specialist execution split across four vendors. - **Coordination cost is invisible until it is enormous.** Every extra vendor adds a handoff you personally manage. - **Any ranking that never mentions your catalog is advertising.** Yours is the variable that decides the answer. ## Start by counting your channels There are five ways traffic reaches an Amazon listing: organic search, paid advertising, promotions and deals, influencer and creator content, and off-channel traffic driven from outside Amazon. Most sellers run two of them, usually organic and paid, and then wonder why growth flattens once the obvious keyword set is saturated. Count how many you need running in the next twelve months. That number, more than revenue or headcount, tells you which service model fits. One or two channels, and a specialist is efficient. Three or more, and the coordination between specialists becomes a job somebody has to do, which means either you do it or you buy a model where it is already done. ## The three models compared | | Full-service in-house team | Single-channel specialist | Freelancer network |
| --- | --- | --- | --- | | Typical scope | Listings, ads, creative, sourcing, compliance | One channel, usually paid or creative | Assembled per task | | Channels covered | Three to five | One | Depends who is available | | Who coordinates | The agency | You | You, constantly | | Accountability when growth stalls | Single owner | Contested between vendors | Effectively none | | Cost shape | One monthly fee | Fee plus your management time | Lowest headline, highest variance | | Where it fails | Depth in a niche specialism | Everything outside its channel | Continuity, quality, and handover | | Best fit | A brand that needs several channels moving together | A large team with one specific gap | Discrete, well-specified one-off work | The row that decides most cases is the accountability row. When revenue stalls, the paid specialist will show you efficient campaigns, the creative vendor will show you delivered assets, and the listing freelancer will show you approved copy. Every one of them will be telling the truth, and your revenue will still be flat, because the failure lives between them. ## Which model runs which channel | Channel | Full-service | Specialist | Freelancer |
| --- | --- | --- | --- | | Organic search | Yes | Sometimes | Copy only | | Paid advertising | Yes | Yes, usually the deepest | Rarely well | | Promotions and deals | Yes | Rarely | No | | Influencer and creator | Yes, if there is a creative studio | Only if that is the specialism | Piecemeal | | Off-channel traffic | Yes, if the tooling exists | Occasionally | No | The last two rows are where most catalogs have room left. They are also the two that need creative production, which is why a firm without its own creative capability tends to quietly define them as out of scope. We built a Dubai creative studio in-house for exactly that reason, and it changed which channels we could actually offer rather than merely list. ## The decision rule Write down two numbers: the count of channels you need running, and the number of hours a week you can personally spend coordinating vendors. Three or more channels and under five hours a week: full-service. The coordination is the work, and you do not have time to do it. One or two channels and a functioning internal team: specialist. You have the coordination capacity and you want depth in the one place it matters. Any channel count with a fixed, well-specified deliverable and no ongoing dependency: freelancer. Good for a photography batch, bad for anything that needs to know what happened last month. That rule takes five minutes and outperforms every ranked list, because it uses the only input that matters and no directory has: your own capacity. ## What a 2026 ranking will not tell you The ranked lists you are reading are mostly ordered by who invested in appearing on them. Directory placements are frequently paid, awards are entered rather than discovered, and review counts measure how systematically a firm asks for reviews. None of that is dishonest. It is just measuring marketing, and it gets presented as measuring outcomes. The second omission is service scope. Two firms described identically as "brand management" may differ by a factor of ten in what they actually do. One handles listings and ads. The other handles sourcing, quality control, creative production, compliance, and all 23 marketplaces. Ranking those against each other on a single axis produces a number with no meaning. Ask each candidate for their full service list, then delete every line that is not relevant to you and compare what is left. ## Related answers - [Rank Amazon marketing agencies by marketplace growth](https://flapen.com/blog/rank-amazon-marketing-agencies-by-marketplace-growth) - [Cheap vs premium Amazon brand management comparison](https://flapen.com/blog/cheap-vs-premium-amazon-brand-management-comparison) - [Alternatives to big-box Amazon brand managers](https://flapen.com/blog/alternatives-to-big-box-amazon-brand-managers) - [How to choose an Amazon FBA marketing partner](https://flapen.com/blog/how-to-choose-an-amazon-fba-marketing-partner) - [Amazon agency pricing and economics: the complete guide](https://flapen.com/blog/pricing-and-economics) Ask us which of the five channels are live on your account today, at [Flapen](https://flapen.com/amazon-consulting). ## Keep learning - [Compare Amazon business models](https://flapen.com/guides/business-models) - [Value your Amazon business](https://flapen.com/tools/business-value-calculator) ## **Frequently Asked Questions**How many of the five channels should a growing brand run?Is a specialist agency cheaper than full-service?What should be included at every price tier?Do I need a full-service team for a single product? ## About the Author![Joel Turcotte Gaucher](https://flapen.com/_vercel/image?url=%2Fimages%2Fteam%2Fjoel-turcotte-gaucher-avatar.webp&w=64&q=100) [**Joel Turcotte Gaucher**](https://flapen.com/blog/author/joel-turcotte-gaucher) Founder & CEO at Flapen Joel has spent 10 years in Amazon and ecommerce, running data and technology at BRANDED and Moonshot Brands, two of the largest Amazon aggregators, where he audited and scaled 60+ acquired brands.
