Diagnose your own funnel first, find the stage that is actually leaking, then hire the team whose staffing matches that stage. Rankings sell agencies. Diagnosis buys you results. ## The short version - **Rank the problem, not the vendors.** The best partner for a click-through problem is a different team from the best partner for a returns problem. - **A leak has one owner.** Every symptom below maps to a specific function, and that function should have a named person. - **Buyers get shown the same deck.** I sat on the buying side of these pitches and they converge fast. - **Test on one product, not the catalog.** Thirty days on a single ASIN tells you more than any reference call. - **Ask what they would stop doing.** Full-funnel means subtraction as often as addition. ## What I learned buying these services, not selling them Before Flapen I ran data and technology at BRANDED and at Moonshot Brands, two large Amazon aggregators. Part of that job was hiring and firing agencies across a portfolio of acquired brands. I sat through a lot of full-funnel pitches, and they blur together: an awareness layer, a consideration layer, a conversion layer, a retention layer, and a promise to connect them. What separated the ones that worked was never the framework. It was whether the person on the call could look at a specific ASIN and say which single number was killing it. The teams that could do that in ten minutes were the teams that produced results in ninety days. The teams that answered with a funnel diagram produced decks. So the ranking method below is a diagnosis, run on your own account, before you talk to anybody. ## Diagnose the leak | Symptom in your data | Most likely cause | Function that actually fixes it |

Now you know which agency to hire, because you know which desk needs to be strong. ## The staffing chart behind the funnel Full-funnel is a marketing word. The operational version of it is a staffing chart. Every layer of a funnel is somebody's desk, and the real question is which of those desks the agency employs rather than describes. So ask for the chart. Not names and titles on a slide, but which functions are staffed internally and which get covered by whoever has capacity that week. On the buying side, that answer predicted delivery quality better than any case study I was shown, because a function nobody owns is a function that quietly does not happen. Then ask which parts of the funnel they have never operated for a brand at your size. Everybody has gaps. The teams willing to name theirs are the ones worth putting into a trial. ## Rank your shortlist in thirty days 1. Pick the single row in the table above that is costing you the most money. 2. Ask each candidate, in writing, how they would fix that specific ASIN in 30 days. 3. Reject any answer that starts with a discovery phase longer than two weeks. 4. Run a paid trial on one product with the top two candidates, not the whole catalog. 5. Score on movement in the one metric you named, not on volume of activity. Step three is not impatience. A competent operator can produce a written audit with prioritized fixes in about 48 hours, so a six-week discovery is a resourcing signal rather than a rigor signal. ## What most agencies will not tell you about full-funnel Adding channels is the easiest way to look busy while producing nothing. Influencer content and off-channel traffic are powerful, and they are also where budget goes to die when the listing underneath is not ready to convert. Sequence matters more than breadth. The other thing nobody volunteers: the awareness layer is the hardest to attribute and therefore the easiest to claim credit for. Before you fund it, agree in advance what evidence would prove it worked and what evidence would prove it did not.
