Whatever floor a provider uses, they should state it before quoting.\n2. **Segment and review analysis.** Map the sub-segments, read the incumbent reviews, and extract the complaint patterns a new product could fix. The gate: a differentiation angle you can state in one sentence, sourced from evidence rather than invention.\n3. **Unit economics.** Landed cost, fees, expected acquisition cost, contribution margin. The gate: the product still makes money at realistic launch-stage costs, not just at the steady state.\n4. **Supplier and sample plan.** Candidate factories, sample rounds, specification drafts. The gate: a sample in hand whose landed cost matches the model from stage three.\n5. **Validation run.** A small first production order sells before big money moves. Ours is Phase 1: about **200 units** and **$5,000 to $10,000**, with up to four products tested at once. The gate: rating, conversion rate, and acquisition cost all clear the thresholds written down in advance.\n6. **Scale decision.** Only after the validation metrics prove out does the reorder get placed. The gate is the written criteria themselves.
