Other people's revenue is not.\n\n## The view from the buying side\n\nBefore Flapen, I ran data and technology at BRANDED and at Moonshot Brands, two large Amazon aggregators. Part of that job was hiring and firing agencies across a portfolio of acquired brands, which means I have sat through a lot of pitches with access to the one thing pitch audiences normally lack: the actual numbers of accounts those same firms had worked on.\n\nThe pattern was consistent and it changed how I think about ranking anyone. The deck almost always showed real growth. It also almost always showed growth measured from the bottom of a trough, on a single ASIN, over a window chosen after the fact. None of it was fabricated. All of it was curated. The agencies that turned out to be good were not the ones with the best charts, they were the ones whose diagnosis of a problem account matched what we already knew was wrong with it.\n\nThat is the test you can run without a portfolio, and it costs nothing.\n\n## The six-step ranking sequence\n\nRun every candidate through these in order. A candidate who fails a gate is out at that gate.\n\n1. **Define the growth metric before anyone presents.** Write down what you mean by marketplace growth: gross profit, contribution margin after ad spend, organic session share, or total revenue. Then send that definition to every candidate. You will immediately lose the firms whose case studies only work under a different definition. Gate: they answer in your metric, not theirs.\n\n2. **Ask for a market sizing before they quote.** A serious operator wants to know how big your category actually is, how it is growing, what the return rate looks like, and where the rating gap sits, before naming a number. A quote that arrives before any of that is a price for hours, not a plan for growth. Gate: sizing arrives first, the fee second.\n\n3. **Hand over your worst listing and ask what is wrong with it.** This is the highest-signal step in the sequence. You know what is wrong with that listing. Read whether they find it. Watch specifically for whether they mention conversion rate before they mention budget, because if your conversion rate is low, no amount of ad spend fixes it, and a firm that opens with a media plan has told you what they sell. Gate: the diagnosis names a conversion or listing problem you recognize.\n\n4. **Ask how many brands the person on your account carries.** Not the agency headcount, the caseload of the individual doing the work. This one number predicts responsiveness and depth better than any credential. Gate: they answer with a number rather than a description of their team structure.\n\n5. **Agree the reporting cadence and the escalation path in writing.** Ours is a written update in Slack weekly, a live review every two weeks, and Slack access throughout. Whatever a candidate offers, get it into the agreement, because reporting cadence is the first thing that slips when an account stops going well. Gate: a specific cadence, in writing, with a named person.\n\n6. **Run 90 days with real money and a short notice period.** Nothing in steps one through five substitutes for this. Structure it so leaving is cheap: month to month, 30 days' notice, no onboarding fee, and a written handover clause. Gate: measurable movement in your defined metric, judged against the baseline you recorded in step one.\n\n## What each step actually filters out\n\n| Step | What it removes from your shortlist |\n|---|---|\n| Metric definition | Firms whose results only exist under a favorable measure |\n| Market sizing first | Firms selling a package rather than a plan |\n| Listing diagnosis | Media buyers presenting themselves as brand managers |\n| Operator load | Firms where the pitch team and the delivery team are different people |\n| Reporting cadence | Firms that go quiet during hard quarters |\n| Paid trial | Everything the first five steps missed |\n\n## What a growth ranking will not tell you\n\nPublished rankings of marketing agencies are ordered by things that can be observed from outside: review counts, directory placements, awards entered, and how much a firm spends on being visible. None of those correlate with what happens to your gross profit. I have never seen a ranking that verified a single client's P&L, because no client hands their P&L to a directory.\n\nThere is a second omission that matters more. Growth in a marketplace is heavily determined by the category you are in and the margin you carry, both of which are set before any agency arrives. A firm working three brands in a growing category will out-chart a firm doing better work in a saturated one.
