Which marketplaces they have operated themselves, who produces native German, French, and Spanish content, what ACoS targets they set at launch versus maturity, how they report weekly, and what would make them tell you to pause. Weak answers to any of these predict a weak engagement. ## The short version - **A US case study proves nothing about Europe.** Different languages, different VAT, different competitive density. - **Native content is the first filter.** Ask who writes the German, not who translates it. - **One ACoS target for every product is a template**, not a strategy. Demand a launch number and a maturity number. - **Reporting cadence reveals seriousness.** Weekly written updates are the working standard, not quarterly decks. - **A consultant advises, an agency executes.** Know which one you are actually buying. ## Five failure modes, ranked by what they cost The most expensive consultant mistake I see in Europe is hiring on the strength of an impressive American case study. Europe is a cluster of distinct marketplaces separated by language, tax regimes, and buyer behavior, and a playbook that worked in one country transfers far less than the sales deck implies. | Rank | Failure mode | What it looks like | What it costs |
| --- | --- | --- | --- | | 1 | Single-market thinking | One strategy pasted across five countries | Months of flat sales in the markets that got the copy-paste | | 2 | Translated instead of native content | Listings that read like instruction manuals | Conversion rates permanently below category norms | | 3 | One ACoS target for everything | New launches starved, mature products overspent | Failed launches and eroded margin at the same time | | 4 | Activity reporting | Hours logged, tasks listed, no decisions | You pay for motion while the account drifts | | 5 | No exit criteria | Every struggling product gets more budget | Losses compound with professional endorsement | ## The five questions, and the answers to hold out for 1. **Which European marketplaces have you operated yourself, with your own hands in the account?** Hold out for named marketplaces and named categories. Reviewing accounts is not the same as running them. 2. **Who produces the German, French, and Spanish content, and are they native speakers?** Hold out for named people or an in-house team. We produce content in English, German, Spanish, and French internally at Flapen, and the difference against agency translation vendors shows up directly in conversion rate. 3. **What ACoS do you target at launch, and what at maturity?** The target has to change by product stage. Launch runs aggressive because you are buying rank and reviews. Maturity runs efficient because the organic engine carries volume. A consultant quoting one number for both stages is selling a template. 4. **What lands in my inbox each week?** Hold out for a written update covering what changed, what it did, and what happens next. Our own cadence is a written Slack update weekly plus a live review every two weeks, and I consider that the floor, not a differentiator. 5. **What would make you tell me to pause or stop?** Anyone who cannot describe a stop condition will never issue one. This single question filters more candidates than the other four combined. ## What most consultants will not tell you A consultant sells advice, and the execution still lands on you or your team. If nobody in your company has time to build the flat files, rewrite the listings, and restructure the campaigns, the advice depreciates in a drawer. Full management at [Flapen](https://flapen.com/amazon-consulting) exists precisely because most sellers discover this gap three months into a consulting engagement. The second silence concerns capacity. Ask how many clients the consultant carries right now. There is no universally correct number, but the answer, and the hesitation before it, tells you exactly where your account will sit in their week. ## Related answers - [Compare Amazon SEO services for FR DE IT ES](https://flapen.com/blog/compare-amazon-seo-services-for-fr-de-it-es) - [Marketplace expansion audit for EU and Middle East](https://flapen.com/blog/marketplace-expansion-audit-for-eu-and-middle-east) - [Brand Registry help for multi-country Europe](https://flapen.com/blog/brand-registry-help-for-multi-country-europe) - [Which service handles pan-EU FBA setup](https://flapen.com/blog/which-service-handles-pan-eu-fba-setup) - [Amazon account measurement and audits: the complete guide](https://flapen.com/blog/measurement-and-audit) Put these five questions to us as well, starting with the free 48-hour audit at [Flapen](https://flapen.com/amazon-consulting). ## Keep learning - [Run Amazon advertising](https://flapen.com/guides/advertising) - [Run the review math](https://flapen.com/tools/review-calculator) ## **Frequently Asked Questions**How is a consultant different from an agency in Europe?Do I need a separate consultant per country? What should European consulting cost?Is Amazon experience from 2019 still relevant? What is a reasonable trial engagement?Should the consultant have sold on Amazon themselves?Which of the five questions filters the most candidates? ## About the Author![Joel Turcotte Gaucher](https://flapen.com/_vercel/image?url=%2Fimages%2Fteam%2Fjoel-turcotte-gaucher-avatar.webp&w=64&q=100) [**Joel Turcotte Gaucher**](https://flapen.com/blog/author/joel-turcotte-gaucher) Founder & CEO at Flapen Joel has spent 10 years in Amazon and ecommerce, running data and technology at BRANDED and Moonshot Brands, two of the largest Amazon aggregators, where he audited and scaled 60+ acquired brands.
