The answers are more useful than any case study, because they are checkable.\n\n## The short version\n\n- **Interview the person, not the company.** You are hiring a queue position on someone's week.\n- **Ask for a decision they got wrong.** A brand manager who has never killed anything has never been tested.\n- **Every claim should have a source you can pull.** If it lives only in their deck, treat it as marketing.\n- **Ask what they would refuse to do.** The refusals define the standard more than the promises.\n- **Ask what happens on the way out** before you talk about what happens on the way in.\n\n## The mistake that makes all of this necessary\n\nThe common error is running the hiring conversation as a capability review. You ask whether they do PPC, whether they do A plus content, whether they handle Brand Registry, and every answer is yes, because every agency does all of it on paper. Two months later you discover that yes meant a template, a junior, and a subcontractor in a different time zone.\n\nThat mistake costs a quarter. The fix is to replace capability questions with specificity questions. Not do you do listing optimization, but show me the last listing you rebuilt and tell me what the conversion rate did. The first question has one answer. The second has an answer only a practitioner can give.\n\n## The checklist, and what a good answer looks like\n\n1. **Who exactly will work on my account, and what else is on their plate?**\n   Done properly: a named person, a stated number of other brands, and a description of their week. Vague answers here predict vague work. Ask for the number, then ask what happens when two of those brands have a crisis in the same week.\n\n2. **Which parts of the work are in house and which are outsourced?**\n   Done properly: a clear map. Copy here, images there, ads with this team. We run everything in house, with a sourcing studio in Guangzhou and a creative studio in Dubai, so the answer is short. Any agency can be honest about this. Few volunteer it.\n\n3. **What would make you tell me to stop selling a product?**\n   Done properly: named criteria, not a feeling. Rating trend, return rate, conversion rate, and the direction of customer acquisition cost, judged over a defined window. If nobody in the room can describe a scenario where they recommend shutting a product down, their advice is structurally biased towards continuing.\n\n4. **What do you analyze before you quote me a price?**\n   Done properly: market size, growth trajectory, return rate, segment dynamics, and the rating gap against incumbents. If a fee arrives before any of that, you are buying hours. Ask what they look at besides review count and monthly sales volume, because those two are where lazy research stops.\n\n5. **What proportion of the brands you take on are profitable in their first year?**\n   Done properly: a straight number, with the definition of profitable attached. The majority of ours are, and I would expect any agency worth hiring to be able to state their figure and explain how they count it. A refusal to answer is itself an answer.\n\n6. **What is in the fee and what is not?**\n   Done properly: the fee covers the management work, and inventory, Amazon's own fees, freight, trademark filing, and ad spend are separately yours. Ours is $800 a month for one product rising to $2,400 for five, with all services included at every tier and no onboarding fee.\n\n7. **How will I hear from you, and how often?**\n   Done properly: a fixed cadence. Written update weekly, live review every second week, direct access in between. Cadence is the first thing to slip when an account manager is overloaded, which makes it a useful early warning system.\n\n8. **How do I leave, and what do I keep?**\n   Done properly: notice period in days, no termination fee, and a written handover. You keep the Seller Central account, the campaigns, and the creative. Deliverables become your intellectual property on full payment. Ask this question third, not last, and watch how comfortable the room is.\n\n9. **What access do you need, and how do I revoke it?**\n   Done properly: user permissions on your own account, granted by you, revocable at any time. Nobody should be asking for your login.\n\n10. **Tell me about a brand that did not work.**\n    Done properly: a real account, a real reason, and what they changed afterwards. Anyone who has managed a portfolio has losses. The person who impresses you in the sales call may never appear again. The fix is simple and almost nobody applies it: ask that the named brand manager attend the second call, and ask them the questions above directly.\n\nThe second unspoken thing is capacity. Nobody volunteers a bad ratio.
