Anchor on what the work has to achieve instead: a defined refresh cadence, a named owner for catalog hygiene, and written criteria for when a product stops earning new creative. ## What to hold instead of a benchmark - **Scope, not price, is the variable.** Two quotes for image work can differ tenfold and both be honest, because one includes styling, samples, and models. - **Catalog management is maintenance, creative is investment.** Budget them separately or the maintenance quietly eats the investment. - **Refresh cadence is the fairest anchor.** Ask how often assets get revisited and what triggers a revisit. - **The expensive mistake is spending creative budget on a product that should be stopped.** I have made it, and it cost three months. - **Whoever prices this should tell you when to stop.** A vendor with no stop criteria bills forever. ## The sequence, with a gate at every stage Creative and catalog spend belongs in an order. Each stage has a condition to clear before the next one earns budget. 1. **Catalog hygiene first.** Correct variations, no duplicates, suppressed listings resolved, category and attributes right. **Gate:** every ASIN is live, searchable, and correctly parented before a single new image is commissioned. 2. **Diagnose before you design.** Main image click-through rate tells you whether the problem is attention. Unit session percentage tells you whether it is persuasion. **Gate:** you know which of the two you are buying creative to fix. 3. **Fix the main image.** It carries more weight than the rest of the gallery combined, because it decides whether the click happens at all. **Gate:** a measurable change in click-through before the gallery gets touched. 4. **Rebuild the gallery and A plus content.** Objection handling, scale references, use cases, comparison. **Gate:** conversion rate moves, or the hypothesis was wrong and you write down why. 5. **Localize.** Only into markets that have cleared the earlier gates, in native language rather than translation. **Gate:** the home market converts before the budget crosses a border. 6. **Decide: scale, fix, or kill.** On a fixed review date, with the criteria written before the data arrives. **Gate:** the decision actually gets made rather than deferred. ## The stage everyone skips, and what skipping it cost me Early on I had a product that was not working. The ads were tuned, the copy was rewritten, the images were reshot. I poured money into it for three months believing that one more round of optimization would turn it around. It did not. The product was wrong and every dollar of creative I bought was buying a better presentation of a thing people did not want. That is where our kill criteria came from. Rating trend, return rate, conversion rate, and acquisition cost trajectory, each measured over a defined window agreed in advance. If the criteria trip, the product gets stopped rather than redesigned again. This matters for pricing because creative is the easiest budget line to keep spending out of hope. Ask any vendor what would make them tell you to stop commissioning assets for a product. If they have never told a client to stop, you have found out something important about how their revenue works. ## How to structure the money | Work type | How it is usually priced | What to check before agreeing |

That is one model among several. What matters more than which model you pick is that the proposal states who supplies samples, how many revision rounds exist, and who owns the files at the end. ## What most creative vendors will not tell you Creative is a renewable revenue line. There is always another version, another angle, another module. That is not cynicism, it is structural, and it is why creative budgets drift upward without anyone deciding they should. The counterweight is a written stop rule per product, and a written definition of done per asset. A main image is done when its click-through rate is at or above category norm and stable. A gallery is done when conversion has moved and held. After that, more assets are a preference, not an investment. Second thing: catalog hygiene is unglamorous and it is where the money actually hides. A wrongly parented variation, a suppressed ASIN, or a missing attribute can cost more revenue in a week than a new photoshoot will add in a quarter.
