A replenishment cycle measured in days instead of months means smaller orders, more of them, and less capital sleeping on the water. For heavy or bulky products, where ocean freight eats a large share of landed cost, the per-unit premium of a closer factory can shrink to nearly nothing once you count freight honestly.\n\nThe mechanism fails when the product needs a deep component ecosystem. If your product depends on specialized parts, coatings, or certified sub-assemblies, the nearest capable cluster may not be near you, and forcing the decision produces a worse product at a higher price.\n\n## The scorecard\n\nScore each candidate region from 1 to 5 on every criterion, multiply by the weight, and compare totals. A small, complex, high-margin gadget almost never does.\n\n## The margin question underneath the geography question\n\nSourcing decisions get made as if the product will always be mature. It will not. We set advertising targets by product stage, aggressive **ACoS** at launch and efficient ACoS at maturity, and the sourcing choice has to survive the launch stage, when acquisition costs run hottest. A few extra points of landed margin from a cheaper factory can be the difference between affording an aggressive launch and starving it. Run the scorecard with launch-stage economics, not steady-state economics. Nearshoring is excellent for heavy goods, fast replenishment, and tariff-exposed categories, and it is usually a mistake for complex products where the supplier ecosystem is thin.
