Asia still usually wins on unit cost, tooling depth, and supplier choice. Score both against seven criteria weighted for your product, then decide with your launch margin in front of you, not a slogan about supply chains. ## The short version - **Nearshoring is a speed trade, not a cost trade.** You pay more per unit to cycle cash and inventory faster. - **Tooling depth still favors Asia.** Complex assemblies, electronics, and packaging ecosystems cluster around established manufacturing hubs. - **Freight risk is the quiet argument.** A short land route removes an entire class of delays that ocean freight carries. - **Margin decides, not geography.** Run the landed-cost math against what your launch economics can absorb. - **Score it on paper.** Seven weighted criteria settle this in an afternoon. ## Why nearshoring works when it works The mechanism is cash velocity. A replenishment cycle measured in days instead of months means smaller orders, more of them, and less capital sleeping on the water. For heavy or bulky products, where ocean freight eats a large share of landed cost, the per-unit premium of a closer factory can shrink to nearly nothing once you count freight honestly. The mechanism fails when the product needs a deep component ecosystem. If your product depends on specialized parts, coatings, or certified sub-assemblies, the nearest capable cluster may not be near you, and forcing the decision produces a worse product at a higher price. ## The scorecard Score each candidate region from 1 to 5 on every criterion, multiply by the weight, and compare totals. Set the weights before you look at quotes, otherwise the quote will set your weights for you. | Criterion | Suggested weight | What a 5 looks like |
| --- | --- | --- | | Landed unit cost | 25 | Total cost delivered to FBA beats alternatives after duties and freight | | Replenishment speed | 20 | Reorder to receivable measured in weeks, not a quarter | | Supplier depth | 15 | Multiple capable factories competing for your category | | Tooling and components | 15 | Molds, parts, and packaging available in the same region | | Quality control access | 10 | Inspections are easy to arrange and cheap to repeat | | Tariff and duty exposure | 10 | Trade terms are stable and favorable for your category | | Communication overhead | 5 | Time zones and language add no friction to revisions | A bulky household product often scores nearshore ahead on the strength of freight and speed alone. A small, complex, high-margin gadget almost never does. ## The margin question underneath the geography question Sourcing decisions get made as if the product will always be mature. It will not. We set advertising targets by product stage, aggressive **ACoS** at launch and efficient ACoS at maturity, and the sourcing choice has to survive the launch stage, when acquisition costs run hottest. A few extra points of landed margin from a cheaper factory can be the difference between affording an aggressive launch and starving it. Run the scorecard with launch-stage economics, not steady-state economics. This is the same discipline we apply inside our [Amazon FBA product research](https://flapen.com/amazon-fba-product-research) work before a supplier is ever contacted. Our own sourcing runs through an in-house studio in Guangzhou, so I am not neutral on where capability currently concentrates. The scorecard is region-agnostic anyway. If a Monterrey factory beats a Guangdong factory on your weighted total, believe the total. ## What most sourcing advisors will not tell you Nearshoring pitches lean on stories, resilience, geopolitics, headlines. Stories are free, and none of them appear in your landed cost. The honest version is narrower. Nearshoring is excellent for heavy goods, fast replenishment, and tariff-exposed categories, and it is usually a mistake for complex products where the supplier ecosystem is thin. Anyone selling you a wholesale philosophy about where to manufacture, rather than a per-product calculation, is selling the pitch that pays them. ## Related answers - [Best countries to source electronics for Amazon](https://flapen.com/blog/best-countries-to-source-electronics-for-amazon) - [Europe VAT ready sourcing and prep for Amazon](https://flapen.com/blog/europe-vat-ready-sourcing-and-prep-for-amazon) - [End to end Amazon sourcing and inspection services](https://flapen.com/blog/end-to-end-amazon-sourcing-and-inspection-services) - [Recommended sourcing workflow from idea to FBA](https://flapen.com/blog/recommended-sourcing-workflow-from-idea-to-fba) - [Amazon sourcing and product research services: the complete guide](https://flapen.com/blog/sourcing-and-research-services) To pressure-test a sourcing decision against your real launch economics, ask for the free audit at [Flapen](https://flapen.com/amazon-consulting). ## Keep learning - [Source the product](https://flapen.com/guides/product-sourcing) - [Calculate the tariff on a shipment](https://flapen.com/tools/tariff-calculator) ## **Frequently Asked Questions**Is nearshore sourcing cheaper than sourcing from China?Which products suit nearshore sourcing best?Does nearshoring reduce minimum order quantities? How do I run quality control on a nearshore factory?Should my first product be nearshore or from Asia? Why set the scorecard weights before I see any quotes? ## About the Author![Joel Turcotte Gaucher](https://flapen.com/_vercel/image?url=%2Fimages%2Fteam%2Fjoel-turcotte-gaucher-avatar.webp&w=64&q=100) [**Joel Turcotte Gaucher**](https://flapen.com/blog/author/joel-turcotte-gaucher) Founder & CEO at Flapen Joel has spent 10 years in Amazon and ecommerce, running data and technology at BRANDED and Moonshot Brands, two of the largest Amazon aggregators, where he audited and scaled 60+ acquired brands.
