Helium 10 and Jungle Scout can show review count and a snapshot of today, so frameworks get built around what those tools can measure.\n\nThe right order is the reverse. Start from the question you need answered, which is whether this is a growing market you can profitably capture, then find data that answers it. We analyze 90 plus data points including market size, growth trajectory, return rate, segment dynamics, and the rating gap.\n\nAsk a consultant what they would look at if their usual tool did not exist. The answer tells you whether they have a method or a subscription.\n\n### The differentiation question\n\nThe standard advice is to differentiate through creativity and bundling. That is guessing.\n\nThe better method is feedback-driven: analyze negative reviews, measure the rating gap, and innovate only where the market is explicitly asking for it. The market tells you where to innovate. A consultant who proposes differentiation before reading the reviews is decorating.\n\n### The saying-no question\n\nThe most revealing question in the list, and the one nobody asks.\n\nA consultant is paid to produce a recommendation, and \"do not enter this market\" feels like a failed engagement. Ask for a specific time they gave that advice. Vagueness here means every market they have ever analyzed happened to be attractive.\n\n## Consulting or done for you\n\nClarify this before pricing, because they are different products.\n\nConsulting advises you and optimizes alongside you, and you stay in the driver's seat doing the work. Brand management means the team runs the account day to day, handling listings, ads, inventory, and account health, and reports back to you. At Flapen both start at $800 a month for a single product, and the difference is who executes rather than what it costs.\n\nA common mismatch: a seller buys consulting expecting execution, receives excellent advice, and has no capacity to act on it. Ask directly what you will be doing yourself after the engagement.\n\n## What to ask about their own track record\n\n1. **How many brands are you running right now?** Currently, not cumulatively.\n2. **How many are profitable within their first year?**\n3. **What did you get wrong last year?**\n4. **Who does the analysis, you or a junior?**\n5. **Can I see a redacted version of a real deliverable?**\n\nQuestion three is the one that reveals character. I kept pouring money into a failing product for three months hoping ads would turn it around, which is where our kill criteria came from. A consultant with no such story either has not operated or is not being straight with you.\n\n## What most agencies will not tell you\n\nMost consulting deliverables are a rearrangement of data you could have pulled yourself. The tools are widely available and the filters are not secret. What you are actually paying for is judgment about which question to ask, and that is precisely the part that is hardest to evaluate before you buy.\n\nThe shortcut is to ask for the reasoning, not the recommendation. Any consultant can say a niche looks good. Ask why this market rather than the four adjacent ones, what the growth trajectory looks like over three years, what the return rate implies about the product category, and what the rating gap says about where to innovate.
