Keep the spreadsheet running while the software proves it can reproduce three numbers you already trust: net margin per product, true advertising cost of sale, and inventory cover. Move one decision at a time onto the new stack, and retire the spreadsheet only when a full month reconciles. ## The short version - **Parallel run, then cutover.** The spreadsheet stays alive until the software reproduces a full month of numbers you trust. - **Three control numbers.** Net margin per product, TACOS across the account, and weeks of inventory cover. If the tool cannot match them, nothing else it shows matters. - **Move decisions, not data.** The migration is done when reorders, budget changes, and kill calls are made from the new stack. - **Multi-marketplace is the breaking point.** One marketplace fits in a spreadsheet. Currencies, VAT, and fee variants across several do not. - **Software does not decide.** It shortens the distance between question and number. The decision rules still have to be yours. ## The six-stage migration, with a gate at each 1. **Freeze and document the spreadsheet.** Write down what every derived column actually computes, especially the fee and refund assumptions. Gate: a colleague can explain the margin formula without you in the room. 2. **Pick the three control numbers.** Net margin per product after all Amazon fees, TACOS across the account, and inventory cover in weeks. Gate: you know this month's value for each, from the spreadsheet, with sources. 3. **Run both in parallel for one settlement month.** Feed the software the same period and let it disagree with you. Gate: every gap between the two is explained rather than ignored. The usual culprits are refund timing, currency conversion dates, and storage fees landing in different periods. 4. **Reconcile the fee map.** Fee handling is where spreadsheets rot silently. Gate: per-product fees in the tool match a hand-pulled settlement report line by line for your three best sellers. 5. **Move one decision at a time.** Start with reorder quantities, then advertising budget shifts, then scale-or-kill reviews. Gate: a real decision was executed from the software and nothing surprising happened downstream. 6. **Retire the spreadsheet and archive it.** Keep it readable, because it documents your assumptions. Gate: nobody has opened it for a month. ## Why the decision rules matter more than the tool Vendors sell dashboards, but a dashboard is only as useful as the rule it feeds. We enter markets only above $2 million a year in revenue, and we validate products with a Phase 1 of 200 units and $5,000 to $10,000 before scaling anything. Rules like those are what your stack must answer for: market size before entry, per-product economics during validation, and a clean read on rating, conversion, and acquisition cost when the scale decision arrives. A spreadsheet can hold those rules for one marketplace. It starts lying at marketplace two, which is why this migration usually turns urgent alongside an expansion. Accounts fail the parallel run because the spreadsheet was already wrong, typically in the fee map or refund timing, and the team assumed the tool made the error. Budget as much time for stage three reconciliation as for everything else combined. The second silence: every demo runs on a clean dataset. Ask to see the tool loaded with a month containing returns, removals, and reimbursements together, because that is the month you will actually be reading.
