Not a launch budget.\n4. **Read conversion, not just ACoS.** A term with clicks and no conversions may be a listing\n   problem rather than a targeting one.\n5. **Fix, then scale.** Once conversion is at or above category norm, increase spend with an\n   ACoS target set for launch stage.\n\nStep five is where ads earn their place. A new product needs aggressive spend to\nbuild velocity and ranking, and that is a legitimate cost. It is only legitimate once the\npage converts.\n\n## But new listings have no data\n\nThe honest objection, and it is a real one. You cannot optimize conversion before you have\ntraffic, so some advertising has to come first.\n\nResolve it by scale rather than sequence. Build the best listing you can from competitor\nresearch, negative reviews on rival products, and category conventions. Then run a small\ndeliberately-limited ad test to generate the first data. Then optimize. Then scale.\n\nThe mistake is not running ads early. It is running a full launch budget before you know\nwhether the page converts.\n\n## What most agencies will not tell you\n\nAd management is easier to sell and easier to bill than listing work. Campaigns produce daily\nnumbers and constant visible activity. A rebuilt primary image is one deliverable that then\nsits there quietly working.\n\nThere is also a scope reality: many agencies do not produce photography. If an agency cannot\nshoot a new primary image, the recommendation is always going to arrive at bids, because bids\nare what they can change.\n\nAsk a candidate what they would do first on an underperforming new product.
