Conversion covers primary image, price, and listing keywords; traffic covers ad structure, promotions, and creator seeding; retention covers inserts and review flow; and economics covers pack size and fees. Change a single variable, hold it seven days, keep what moves session conversion or cost per acquisition, and revert what does not. ## The short version - **One variable per week.** A change you cannot attribute is spend, not learning. - **Conversion levers come first.** Primary image, price, and title keywords lift every downstream metric. - **Traffic levers come second.** Ads, promotions, and creator seeding only pay once the listing converts. - **Retention and economics levers come last.** Review flow and pack size compound after the first two groups work. - **Keep a written log.** Lever, date, metric, verdict. Twelve weeks should produce twelve verdicts. ## Diagnose before you test You are either twelve weeks into a launch or twelve weeks from one, and the temptation is to pull every lever at once. Resist it. When five things change in the same week, nothing can be attributed, and week thirteen looks like week one with less cash. Start by pulling four numbers from Seller Central: sessions, session conversion rate, cost per acquisition, and return rate. Each weak number points to a different lever group. The table below maps the symptom to the likely cause to the first lever I would test. ## The diagnostic table | Symptom | Likely cause | First lever to test |
| --- | --- | --- | | Low sessions, healthy conversion | Thin ad coverage or weak keyword indexing | Rebuild campaigns around exact match on proven search terms | | Healthy sessions, conversion below category norm | Primary image or price out of step with the shelf | A new primary image, then a single price move | | Expensive clicks, decent conversion | Broad targeting buying irrelevant traffic | Negative keywords, then match-type cleanup | | Good conversion, review count flat | No active review mechanism | Vine enrollment, then a compliant review request cadence | | Every metric fine, growth flat | One traffic source doing all the work | A promotion window, then creator seeding | ## How to run a test week 1. Pick the lever the diagnostic points to, not the one that is most fun. 2. Write the prediction down before you touch anything: which metric moves, and in which direction. 3. Change one variable on Monday, and nothing else all week. 4. Leave it alone for seven days, including the days it looks bad. 5. Read the result against the prediction, not against your mood. 6. Keep it, revert it, or extend it one more week if the data is split. 7. Log the verdict and move to the next lever. The reading step is where most sellers fail, because it demands that someone actually looks at the account weekly. This is why I cap workload inside my own team: across the about 70 brands Flapen manages, each operator carries about 1.4 brands. A weekly test cadence dies quietly at ten accounts per person, and nobody announces that it died. ## Where the twelve weeks go Weeks one to four belong to conversion levers, five to eight to traffic, and nine to twelve to retention and economics, plus scaling whatever passed. If you are pre-launch rather than mid-flight, the order changes and the build takes longer; that full sequence is the job of our [Amazon FBA launch program](https://flapen.com/amazon-fba-launch). ## What most agencies will not tell you Twelve weeks of activity and twelve weeks of progress look identical in a monthly report. "We optimized keywords, adjusted bids, refreshed content" describes both a disciplined test program and random tinkering. The difference only shows in a log with predictions and verdicts, so ask to see one. Then ask how many accounts the person reading your numbers carries, because the honest answer at most agencies makes a weekly cadence arithmetically impossible. ## Related answers - [Week-by-week FBA growth checklist](https://flapen.com/blog/week-by-week-fba-growth-checklist) - [Ranking products by ROI for first-quarter testing](https://flapen.com/blog/ranking-products-by-roi-for-first-quarter-testing) - [Alternatives to aggressive PPC for early-stage ASINs](https://flapen.com/blog/alternatives-to-aggressive-ppc-for-early-stage-asins) - [Budget allocation model for the first 90 days](https://flapen.com/blog/budget-allocation-model-for-the-first-90-days) - [Amazon seller roadmaps and capital: the complete guide](https://flapen.com/blog/roadmaps-and-capital) If you would rather have a team run the twelve weeks with you, the flat-fee structure is public at [Flapen](https://flapen.com/amazon-consulting). ## Keep learning - [Set up your Amazon seller account](https://flapen.com/guides/account-setup) - [Estimate your launch cost](https://flapen.com/tools/launch-cost-calculator) ## **Frequently Asked Questions**How many levers can I realistically test in twelve weeks?Which lever produces the biggest single jump?Should I test price up or down first? What ad budget do these tests need? What if a test result is ambiguous? What goes in the test log? ## About the Author![Joel Turcotte Gaucher](https://flapen.com/_vercel/image?url=%2Fimages%2Fteam%2Fjoel-turcotte-gaucher-avatar.webp&w=64&q=100) [**Joel Turcotte Gaucher**](https://flapen.com/blog/author/joel-turcotte-gaucher) Founder & CEO at Flapen Joel has spent 10 years in Amazon and ecommerce, running data and technology at BRANDED and Moonshot Brands, two of the largest Amazon aggregators, where he audited and scaled 60+ acquired brands.
