The pitfalls that cost the most are machine-translated copy, US images that ignore local packaging norms, a price set by currency conversion rather than by the local competitive set, and an ad budget carrying a maturity ACoS target into a launch.\n\n## The short version\n\n- **The most expensive mistake is the cheapest-looking one.** Machine translation reads as foreign, and foreign reads as risky.\n- **Your price is not your US price converted.** It is whatever the local competitive set supports.\n- **Images carry more weight where copy is harder to trust.** A buyer who cannot fully parse your bullets will decide on the gallery.\n- **Launch ACoS and mature ACoS are different numbers.** Carrying the wrong one into a new marketplace strangles it.\n- **Fulfillment and compliance are a project, not a checkbox.** Scope them before you scope marketing.\n\n## Symptom, cause, and who fixes it\n\nMost Japan launches that stall do so for one of five reasons. Something was carried over from the home marketplace that should have been rebuilt.\n\n## The one that costs the most: translated copy\n\nI have watched brands spend real money on ads pointing at a listing that a native speaker would clock as machine output in the first line. Every dollar of that spend is buying a click into a trust problem. The fix is not a better translation. It is a native writer building the keyword set from the Japanese marketplace directly, then writing copy around it.\n\nThis is worth being blunt about, including about my own team. Our in-house content operation covers English, German, Spanish, and French. Japanese is outside that set, so for a Japan launch the honest answer is that you need a native writer sourced for it. Ask any agency the same question and take a vague answer as a no. Anyone who says translation is handled without naming who does the writing is describing software.\n\n## The ACoS trap\n\nThe single most common ads error in a new marketplace is applying the target you use at home. Your US listing has reviews, ranking history, and a conversion rate Amazon already trusts. Your Japan listing has none of that.\n\nACoS targets should change by product stage, not by marketplace. At launch you are buying position and data, and the efficient number is deliberately worse than your steady-state number. At maturity you are defending margin. If your agency runs one target across both, they are either overspending on mature products or underspending on new ones, and in a new marketplace it is always the second.\n\nAsk for two numbers before anyone touches the account: the launch target and the maturity target, with the condition that moves you from one to the other. If there is only one number, there is no plan.\n\n## A sequence that works\n\n1. **Validate demand for your exact product in the local marketplace.** Not your category. Your configuration, at your price band.\n2. **Confirm the product needs no physical change.** Labeling, sizing conventions, plug and voltage where relevant, and any certification the category requires.\n3. **Price against the local competitive set.** Work backwards from that price to landed cost. If the margin does not survive, stop here.\n4. **Build the keyword set natively, then write the listing to it.** Copy last, keywords first.\n5. **Rebuild the image stack for the local buyer.** Do not assume your US gallery reads the same way.\n6. **Ship a validation quantity, not a full container.** Enough to prove conversion and returns behavior.\n7. **Run launch-stage ads against the launch target**, with a written date to review rating, conversion rate, and acquisition cost together.\n8. **Only then scale inventory.** Scale follows proof, in that order.\n\n## What most agencies will not tell you about Japan\n\nJapan gets sold as an easy second market because the marketplace is mature and the buying power is real. What gets left out is that maturity cuts both ways. A mature marketplace has established local brands, buyers with high expectations of presentation, and very little tolerance for a listing that feels imported.\n\nThe second omission: most agencies quoting you for Japan will subcontract the language work and not mention it. That is not automatically wrong, but you should know who is writing your copy and whether they have ever bought in that category. Ask where the person sits and who employs them.\n\nThe third: the free part of this decision is the analysis. Sizing the market and checking your margin at the local price costs nothing but time.
