Blended dashboards are the main failure, one strong marketplace hides two failing ones, so every number needs a per-market baseline and a weekly written review. ## The short version - **Contribution profit per marketplace is the anchor KPI.** Revenue tells you a market is busy. Contribution tells you whether it deserves to exist. - **Every KPI needs its own per-market baseline.** A conversion rate with no local reference point is a mood, not a metric. - **Weekly and written beats monthly and verbal.** Numbers reviewed out loud have a way of improving in the retelling. - **Return rate is the earliest honest signal.** It moves before reviews do and it never flatters you. - **Know who assembles your numbers.** Outsourced reporting is where multi-market data quietly goes wrong. ## The five failure modes of multi-market reporting Multi-market measurement rarely fails through missing data. Amazon gives you plenty. It fails through structure, and these are the five structural mistakes, ranked by what they cost. | Rank | Failure | What it costs | The correction |

Germany carrying France is the classic Europe pattern. The fix costs one spreadsheet change: report each marketplace as if it were its own small business, with its own contribution line, and let the roll-up be a sum you glance at rather than the sheet you manage from. ### The fifth failure is the one nobody audits Ask a simple question about your current reporting: who, by name, builds it, and where do they sit. A lot of agencies hand reporting to subcontractors or offshore back offices, and the person presenting your numbers on the call has never touched them. That is how definitional drift creeps in, ACoS computed three different ways in three markets, returns netted in one column and not another. Whoever manages your account, apply the same test: the hand that assembles the number should belong to someone accountable for it. ## The KPI set, precisely 1. **Contribution profit per marketplace.** Sales minus Amazon fees, fulfillment, freight allocation, and ad spend for that market alone. 2. **Conversion rate per marketplace,** judged against that market's own trailing baseline, never against another country's. 3. **ACoS per marketplace against a local target.** The target itself should reflect what each market is being asked to do, a market you are entering and a market you are defending are different assignments. 4. **Return rate per marketplace.** Rising returns in one country with flat returns elsewhere is a localization or expectation problem and it is telling you early. 5. **Organic rank on a fixed keyword set per marketplace.** Fix the list per market and track it weekly, because rank trend is the cheapest leading indicator of whether your flywheel turns. An agency paid across your whole account benefits when the strong market's surplus covers the weak market's failure, because separated numbers would start a conversation about pausing the weak market and shrinking the scope. The dashboard that averages five countries into one green number is the same instrument as the single blended score in a cheap audit: it exists to end questions, not answer them.
