Revenue on its own hides all of them. Review on a fixed cadence, weekly in writing and live every second week, so a bad trend surfaces inside one reporting cycle. ## The short version - **Conversion rate is the leading indicator.** It moves before revenue does, in both directions. - **Contribution margin per unit is the trailing one.** It is the only number that proves the growth was worth having. - **Organic rank tells you what you own.** Paid rank tells you what you are renting. - **Return rate is the cheapest early warning in the account.** It signals a product or expectation problem long before the rating does. - **The benchmark to hold anyone to:** the majority of brands profitable within their first year. ## Why revenue is a lagging, lying metric Revenue is the sum of several independent forces, which is exactly why it is useless as a management number. Sessions can fall while revenue rises because price went up. Revenue can rise while margin collapses because the ad budget doubled. A promotion can produce a record week and a worse quarter. Every one of those looks identical on the sales graph, so a review meeting built on revenue is a meeting where nobody can tell what happened. The five metrics above decompose it. Conversion rate isolates the listing. ACoS or TACOS isolates the advertising. Organic rank isolates the durable position. Return rate isolates the product itself. Contribution margin per unit tells you whether the whole arrangement made money. Track those and the story of any month writes itself. ## The reporting sequence, with a gate at each stage Run the engagement in stages rather than as a continuous fog of updates. Each stage has one question and one gate. 1. **Audit, before anything is changed.** Gate: a written baseline covering listing quality, primary image click through, conversion rate, ad performance, which traffic channels are active, pricing and return rate. If you do not have the starting numbers in writing, nothing after this can be measured. 2. **Assign the operator, week one.** Gate: a named person, not a team address, plus the number of brands that person carries. Ask for the number. 3. **Identify blockers, first two weeks.** Gate: a prioritized list where each item names the metric it should move. An action with no metric attached is a task, not a plan. 4. **Execute, first 30 days.** Gate: a measurable improvement in ACoS. That is the timeframe we work to, and it is a fair thing to expect from anyone. 5. **Conversion and rank check, day 60.** Gate: conversion rate moving on the products that were touched, and organic position on your money keywords holding or improving without paid support propping it up. 6. **Margin check, day 90.** Gate: contribution margin per unit at or above the baseline. Revenue growth with margin decay is a decision, not an accident, and it should have been a decision you made. 7. **Portfolio review, month six and month twelve.** Gate: profitability. The majority of brands we manage are profitable within their first year, and that is the benchmark I would apply to any provider, ours included. ## What good reporting looks like | Cadence | Contents | The failure version |

The cadence matters less than the fact that it is fixed. Reporting that appears when the news is good is not reporting. ## What a monthly report will not tell you It will not tell you what was deliberately not done. Every account has a list of things the operator decided to skip this month, and that list is more informative than the completed work. Ask for it. A provider who can name the three things they chose not to prioritize, and why, is managing your account. One who only lists what was finished is managing your impression of it. It also will not tell you how many hours went in. You are not buying hours, so I would not fixate on that, but you are buying attention, and attention has a proxy: how many brands your operator carries.
