Most first launches fail by skipping Phase 1\nentirely.\n\n## The short version\n\n- **Two phases.** Validate, then scale. Never scale first.\n- **200 units, $5,000 to $10,000** for Phase 1.\n- **Test up to four products at once,** not one bet.\n- **Market first, product second.** Minimum $2 million a year in market size.\n- **Set kill criteria before you launch,** not when you are already losing.\n\n## The sequence\n\nI run Flapen with 50 operators managing about 70 brands. Decision | Scale, fix, or kill | Data, not hope |\n\n### Stage 1 is the one people skip\n\nMost first-time sellers start at stage 3, having chosen a product because it looked good in a\ntool. The question that decides the outcome is not whether the product is good. It is whether\nthis is a growing market you can profitably capture traffic in.\n\nThat means market size, growth trajectory, return rate, and your ability to capture traffic\nthrough at least one channel. We use a $2 million per year minimum, because below that there\nis not enough revenue to capture profitably once you account for cost of customer acquisition.\n\n### Stage 2 removes the guessing\n\nThe standard advice is to differentiate through creativity or bundling. That is guessing.\n\nRead the negative reviews on the top competing products and measure the rating gap. The market\ntells you where it wants something better, and innovating only where it is explicitly asking\nis far more reliable than invention. Those reviews also give you the vocabulary for your\nlisting and the objections your images should answer.\n\n## Phase 1 in practice\n\nTwo hundred units. Enough to establish product-market fit and generate real data, not enough\nto be ruinous if the answer is no.\n\nTest up to four products simultaneously if capital allows. Testing four at 200 units each\nteaches you more than one at 800 units, because you learn which market responds rather than\nhow deep a single hole goes.\n\nBudget $5,000 to $10,000 for Phase 1 depending on your traffic strategy. Total capital for a\nsingle-product launch, including everything, runs $8,000 to $15,000. A five-product brand\ntypically runs $25,000 to $50,000.\n\nAdvertising in Phase 1 should be sized to learn rather than to win. You want enough data to\nknow which terms convert, not a full launch budget deployed against an unproven page.\n\n## The decision at the end of Phase 1\n\nScale, fix, or kill, based on rating trend, return rate, conversion rate, and cost of customer\nacquisition trajectory.\n\nWrite the kill criteria down before you launch. That is the entire point of setting them in\nadvance, because once you are three months in and losing money, every number looks like it\nmight turn around next month. I kept pouring money into a failing product for exactly that\nreason. It did not turn around, and that experience is why we now decide the criteria first.\n\n## What most agencies will not tell you\n\nThe industry teaches launching aggressively with full inventory, on the logic that going out\nof stock kills ranking. Going out of stock does hurt. Committing $30,000 to an unvalidated\nmarket hurts more, and it happens to more first-time sellers than stockouts do.\n\nThe second thing: nobody will tell you that your chosen product should not launch, because\nthat ends the engagement. The most valuable input available to a first-time seller is a market\nanalysis performed before any money moves, including the version that concludes you should\npick a different market.
