What sellers usually mean is ad efficiency getting worse, ACoS creeping up month after month. Diagnose before touching bids: if conversion rate fell, fix the listing; if clicks got dearer at stable conversion, restructure campaigns; if total sales stalled, your traffic mix is too narrow. ## The short version - **Diagnose before you adjust.** The same ACoS symptom has three different causes with three different owners. - **Conversion first.** Check whether fewer clickers are buying before you blame the cost of the clicks. - **Auction pressure is real but overdiagnosed.** Rising CPCs get blamed for problems that live on the product page. - **Ad-dependency is the silent version.** ACoS can look stable while organic sales shrink underneath it. - **Marketplace mix hides trends.** A blended number across the US, Europe, and the Gulf can mask a sharp problem in one country. ## The reflex that wastes the first month The common mistake is opening campaign manager and cutting bids the day the number moves. Sometimes that is right. Just as often it treats a product problem or a portfolio problem as an ads problem, and a month of bid surgery later the trend line has not moved because the cause was never in the auction. ACoS is a fraction. Ad spend over ad sales. Every worsening trend is either the numerator rising, the denominator falling, or the business around the fraction changing shape. Identify which before anyone touches a setting. ## Three fixes, and how to choose between them | Fix | Choose it when | It fails when |

Pull ninety days of conversion rate, CPC, and organic-versus-paid sales split, per marketplace. Falling conversion points at the listing. Stable conversion with rising CPC points at structure and competition. Stable ads with a shrinking organic base points at the mix. Two can be true at once; fix conversion before pouring traffic on anything. ## The third column is where accounts quietly rot There are five traffic channels available to an Amazon brand: organic, paid, promotions, influencer and creator traffic, and off-channel. Most sellers run two. When only paid and a bit of organic exist, every demand wobble must be answered with spend, and the efficiency ratio walks upward year after year. The fix is not inside the ad console. Activating promotions in the right marketplaces, creator content, and off-channel traffic gives the algorithm sales that ads did not buy, which is exactly what lifts the denominator side of the account. A geographic note, since blended dashboards hide it: CPCs and category competition differ sharply across marketplaces. We have watched accounts where the US number drifting upward concealed a European marketplace performing beautifully, and the right move was reallocating budget across geographies, not cutting it. ## What most agencies will not tell you An ads-only agency can only sell you the first row of that table. When the tool is bid management, every problem becomes a bid problem, and the retainer renews while the cause sits untouched on the product page or in the channel mix. Ask whoever manages your campaigns which of the three fixes they are currently running for you, and what evidence chose it. Also, the number can be gamed. ACoS improves instantly if you cut the aggressive spend that was building rank and future organic sales, and the invoice looks great for a quarter until the compounding stops. Demand efficiency changes come with the diagnosis attached.
