Calculate it before any call. - **Wasted spend is the fastest thing to find.** Terms with clicks and no conversions over a full window are visible in an hour. - **Bring the findings to the pitch.** The best question you can ask a provider is one you already know the answer to. ## Why doing this yourself changes the conversation Every provider you speak to will run some version of an audit and present it as insight. That is fine, and a good one is valuable. The problem is that you cannot evaluate an audit you could not have produced yourself, so the pitch becomes a test of who presents most confidently rather than who understands most. Spend two hours on your own data first and the dynamic inverts. You know what the account's real problem is, and the pitch becomes a test of whether the provider finds it, misses it, or talks around it. That is the single highest-return preparation in this whole process. ## The audit, step by step Export the last ninety days of the search term report, the campaign report, and your business reports. Then work through these in order. Each step ends with a number. 1. **Calculate contribution margin per unit.** Selling price minus product cost, Amazon fees, freight and an allowance for returns. This is the foundation for everything below. 2. **Calculate break-even ACoS.** Contribution margin divided by selling price, as a percentage. Any ACoS above that number is buying rank or losing money, and you need to know which on purpose. 3. **Separate brand-name search terms.** Sum the sales from terms containing your brand. Those buyers were already looking for you. Report the rest of the account without them, because that is the part advertising actually created. 4. **Find spend with zero conversions.** Filter search terms with meaningful clicks and no orders across the full window. Total the spend. This number is usually larger than sellers expect and is the fastest available saving. 5. **Check how ACoS is being reported.** Ad spend divided by ad-attributed sales is a different number from ad spend divided by total sales. Both are useful. Confusing them is how accounts look healthy while margin disappears. 6. **Measure organic share of sales.** Total sales minus ad-attributed sales, as a percentage, tracked month over month. Falling organic share while spend rises is the clearest warning sign in an Amazon account. 7. **Audit campaign structure.** Count campaigns, ad groups, and how many contain more than a handful of keywords. Structure that mixes match types and intents in one ad group cannot be optimized, only guessed at. 8. **Check the negative keyword lists.** Empty lists after ninety days of trading mean nobody has been harvesting. This is a discipline test more than a performance test. 9. **Look at the listing, honestly.** Conversion rate against your category, primary image against the top three results, price against the alternatives on the page. If the page is the problem, no provider can fix it with bids. ## The numbers you should end up with | Number | How to compute it | What it tells a provider |

Ask each candidate what they would do about each line. The answers separate people who run accounts from people who present them. ## What most agencies will not tell you An account can be made to look excellent for a quarter by leaning on branded search. Bid up your own brand name, harvest the sales of people who already wanted you, and every headline metric improves. It is not fraud, and some brand defense is legitimate. It is not growth, and the audit above exposes it in ten minutes. The second thing: nobody will volunteer that the ads are not the problem. Diagnosing a conversion problem means recommending listing, image and pricing work rather than the ad management being sold. That is why your own conversion rate check in step nine matters. Walk in knowing whether the page converts. The third: ask what the provider analyzes beyond the ad console.
