One in-house generalist still cannot cover research, sourcing, creative, and advertising alone, and each of those is a separate craft. Hand work over in a fixed order: audit first, then advertising and listings, then creative and sourcing, keeping brand, pricing, and capital decisions yourself. ## The short version - **You are short of specialisms, not bodies.** Five disciplines, one salary, is the arithmetic that decides this. - **Some things never leave your desk.** Positioning, price policy, and where the money goes stay with the owner. - **Sequence the handover.** Audit, then the fastest-moving levers, then the slow structural work. - **Sourcing is the underrated one.** Margin gained upstream shows up in every channel downstream. - **Expect around two hours a month afterwards.** Not zero, and anyone promising zero is describing neglect. ## You are not short of people, you are short of specialisms The instinct when Amazon starts consuming your week is to hire an ecommerce manager. It is a reasonable instinct and it usually disappoints, because the job you are trying to fill is five jobs. A category researcher, a copywriter, a designer who can shoot product imagery, a media buyer, and someone who can hold a factory to a specification. Almost nobody is good at more than two of those, and the person who claims all five is the one you should worry about. What a hire actually gives you is a coordinator: someone competent who briefs freelancers, chases suppliers, and reports back. That is useful, and it costs a full salary plus the management attention to keep it pointed in a productive direction. A managed team gives you the five specialisms directly, at a monthly fee that sits below what a single mid-level hire costs, which is why most owner-operated brands reach for it before they reach for a job advert. The honest limit: an agency will never care the way an owner does, and it should never make the decisions listed in the next section. ## What to keep and what to hand over | Job | Where it belongs | Why |

Take two or three from different providers and compare what each one noticed. This is the cheapest diagnostic available and almost nobody uses it properly. 2. **Days eight to thirty, hand over advertising and listings.** A named brand manager, the blockers identified, and execution starting immediately. Measurable advertising efficiency improvement typically shows inside the first 30 days, because the early wins are structural rather than clever. 3. **Days thirty-one to sixty, rebuild the page.** Copy, imagery, A Plus content, and the search terms that carry them, one layer at a time so the results can be attributed to something. 4. **Days sixty-one to ninety, work upstream.** This is the stage owners skip and the one with the longest-lasting effect. Specifications, inspection standards, packaging, and unit cost are decided at the factory, and a point of margin gained there improves every channel simultaneously. We run this from our own sourcing studio in Guangzhou, using frameworks built across more than 500 brands, and unlike a bid adjustment it does not have to be redone next month. 5. **After ninety days, settle into the rhythm.** A written update every week, a live review every two weeks, Slack access when something needs a decision, and about two hours a month of your time. During an active launch, plan on four to six hours a week instead. ## What most agencies will not tell you Outsourcing removes the work, not the decisions. The two hours a month is real, and it is two hours of choices only you can make: whether to accept a supplier change, whether to hold price, whether to kill a product that is not earning its shelf space. If you disengage completely, you get a competently run version of whatever strategy the agency inferred, and that is how brands drift for a year while every individual task is done correctly. The second thing: labor is usually not the constraint. Most stalled Amazon brands are stalled because the category is too small, the product is undifferentiated, or the margin never supported the cost of acquiring a customer. Adding capacity to that situation, in-house or outsourced, buys a faster version of the same result.
