Choose by how many marketplaces you plan to have live at once and who carries the account when something breaks.\n\n## The short version\n\n- **Amazon runs 23 marketplaces.** The goal is never all of them, it is the two or three where your category already sells volume.\n- **Translation is the cheapest part of expansion and the least decisive.** Compliance, logistics, and local ad structure decide the outcome.\n- **Every new marketplace is a launch.** Reviews reset, rank resets, and the ad algorithm starts learning from nothing.\n- **Ask who carries the account by name.** One operator who owns a marketplace beats five people who own a task list.\n- **Ask the load question before the price question.** How many brands does the person assigned to you already run? Ours carry about 1.4 each.\n\n## Three ways to buy expansion help\n\nThe number that settles this decision is not your revenue. It is how many marketplaces you intend to have live twelve months from now. One extra marketplace is a project. Divide by the number of people who will own one by name, including yourself. If the answer is more than three, you are not expanding, you are queueing work you will never get to.\n\nThat is the same arithmetic I apply on our side. Across about 70 brands under management, our operators carry about **1.4 brands each**, and that number is deliberate. It is the point where a person still knows a catalog from memory and can answer a question about it without opening a spreadsheet. Ask any candidate agency for their equivalent figure. If they cannot state it, they have not measured it, and unmeasured load is how marketplaces go quiet.\n\n## What has to happen in every new marketplace\n\nExpansion is sold as duplication. It is not. Here is the actual sequence, and each step has an owner or it does not happen.\n\n1. **Entity and account setup.** Register the marketplace on your existing account or a new one, and confirm which regional account it sits under.\n2. **Compliance before listings.** Tax registration, importer of record, product labeling, and any category rules for that country. This is the step that delays launches, every time.\n3. **Catalog build.** Variations, dimensions, and identifiers checked against the local catalog rather than copied from your home market.\n4. **Native keyword research.** Shoppers in Germany do not search a translated English phrase. Keywords are researched in the language, then the listing is written around them.\n5. **Creative adaptation.** Sizing conventions, units, plug types, and compliance icons change per region. The primary image often has to change with them.\n6. **Inventory placement.** Freight, customs, and a first shipment sized to a test, not to your optimism.\n7. **Advertising rebuilt from zero.** New account, new history, new bids. Nothing transfers.\n8. **Review velocity restarted.** Reviews mostly do not follow you across regions, so you are launching with an empty page against incumbents who are not.\n\nWe publish content in **English, German, Spanish and French**, and step four is the one clients underestimate most. A translated listing ranks for translated phrases, which are frequently not the phrases anyone types.\n\n## What most agencies will not tell you\n\nExpansion is the easiest thing in this industry to sell, because it sounds like leverage. The same product, more countries, more revenue. The part that gets left out is that expansion multiplies operational load before it multiplies revenue, and the load arrives immediately while the revenue arrives in month four or five.\n\nThe second thing: a new marketplace competes with your existing one for cash. Every unit sitting in a German warehouse is a unit not sitting in a US warehouse, and running out of stock in a market that already ranks costs more than launching slowly in a market that does not.\n\nThe third: policy problems travel. A listing issue inside a unified regional account is not contained to the country where it started.
