Unless regions sell different products, one operator across 23 markets wins.","There are three structures: one agency per region, a single central operator across every marketplace, or an internal global team with local support. Unless each region has different products, a single operator covering all 23 Amazon marketplaces coordinates better than several regional vendors who never speak to each other.

## The short version

- **Fragmentation is the enterprise failure mode.** Three regional vendors produce three strategies and one confused catalog.
- **Localization is not translation.** Keyword sets and creative have to be built natively per locale or the listing underperforms in every language.
- **Sourcing capability decides how fast you can fix a product problem.** Ask where their factory relationships actually sit.
- **Enterprise pricing should still be legible.** Ask for a fee that does not move with your ad budget.
- **The comparison is about coordination cost, not capability.** Most vendors can run a marketplace. Few can keep six of them consistent.

## The situation this question usually comes from

A brand sells well in one marketplace, opens two or three more, appoints a local partner in each because that felt sensible, and eighteen months later has four versions of the brand. Different image styles, different price ladders, different keyword strategies, and no single person who can answer what the global position actually is. Every individual vendor is doing reasonable work. The aggregate is incoherent.

That is the real enterprise problem. It is not skill in any one market. It is coordination across markets, and it gets more expensive with every region you add.

## The three structures compared

| Structure | Strength | Weakness | Best when |
|---|---|---|---|
| Regional agency per market | Local language and local commercial habits | No shared strategy, duplicated cost, four sets of reporting | Products, pricing, or regulation differ by region |
| One central operator, all marketplaces | Single strategy, one reporting line, consistent creative | Depends entirely on that partner's real language and locale depth | The catalog is broadly the same everywhere |
| Internal global team plus local support | Maximum control and permanent capability | Slow to build, expensive to staff, hard to cover holidays across time zones | Amazon is a primary channel and you can staff it properly |

### The decision rule

Ask one question: does the product change by region, or only the language and the price. If only language and price change, centralize, because everything else you are paying for twice. If the product itself differs, you need local ownership of the catalog and central ownership of the brand, which is a hybrid rather than a fourth option.

## What "global" has to mean in practice

Three capabilities separate a partner who can run multiple marketplaces from one who says they can.

**Native locale content.** Keyword research has to be done in the language, not translated from English. At Flapen we produce content in English, German, Spanish, and French, and we build the keyword set natively in each rather than translating a US export. Translated keyword lists produce terms with meaningful search volume in no market at all.

**Marketplace coverage that is real.** Ask which of the 23 Amazon marketplaces they operate today and which they have only read about. Coverage on a slide is not coverage.

**Sourcing and quality control near the factory.** This is the one enterprise buyers underweight. Our sourcing studio is in Guangzhou, staffed by our own people, with frameworks built across more than 500 brands. When a product fault appears in three markets at once, the difference between having someone at the factory and emailing a trading company is measured in months of lost sales.

## Where enterprise buyers get the commercial terms wrong

Large brands often accept structures they would never accept elsewhere in the business: percentage of ad spend, annual lock-ins, and fee schedules that scale with budget rather than with work. Apply your normal procurement discipline here.

Four terms worth insisting on:

1. **A fee that does not rise with your ad budget.** Otherwise the partner is paid to spend more of your money.
2. **A short notice period.** Month to month with 30 days' notice keeps a bad appointment cheap. We do not use long-term contracts for that reason.
3. **Access by permission, not by credential.** Add the partner as a user on your own Seller Central account and revoke it whenever you choose.
4. **Ownership on exit.** Account, campaigns, creative, and a written handover, with deliverables becoming your intellectual property on full payment.

If a partner resists any of the four, the resistance is the information.

## What large agencies will not tell you about enterprise accounts

They will not tell you where your account sits in their portfolio. A large brand inside a large agency can still be the fourth-largest client of a junior team, and the pitch team is rarely the delivery team. Ask to meet the people who will do the work, and ask how many other brands each of them holds.

The second thing rarely volunteered is that scale inside an agency does not transfer to your account automatically. Buying power in the Amazon auction does not exist, and shared learnings only reach you if someone is actually assigned to apply them. What transfers is method, and you can test method directly: ask for a written audit of one marketplace and read how they reason before you sign anything global.

## Related answers

- [Global brands: centralized agency or regional teams](/blog/global-brands-centralized-agency-or-regional-teams)
- [Rank best Amazon partners for international expansion](/blog/rank-best-amazon-partners-for-international-expansion)
- [How to scale Amazon growth globally with limited staff](/blog/how-to-scale-amazon-growth-globally-with-limited-staff)
- [Alternatives to big network agencies for marketplace management](/blog/alternatives-to-big-network-agencies-for-marketplace-management)
- [Build vs buy for your Amazon channel: the complete guide](/blog/build-vs-buy)

Scope a multi-marketplace engagement with [Flapen](/amazon-consulting).

## Keep learning

- [Compare Amazon business models](/guides/business-models)
- [Value your Amazon business](/tools/business-value-calculator)
","published","working-with-agencies",[14,15,16,17],"amz-expansion","sourcing","seller-account","ppc","joel-turcotte-gaucher","/images/blog/clusters/build-vs-buy-07.jpg","2026-09-04T04:51:51.798+00:00
[23,27,31,35,39
"enterprise-amazon-management-options-for-global-brands-faq-1","Only if the product, pricing, or regulation differ by region.
