Each pass produces one decision input. The whole workflow takes an afternoon, not a software subscription. ## The short version - **Competitors already paid for your research.** Their reviews, prices, and content are a free market study. - **Four passes, one afternoon.** Ratings, complaints, pricing, traffic. Each produces exactly one decision input. - **Look for the gap, not the crown.** You are not copying the leader, you are finding what the leader neglects. - **Group complaints by theme and count them.** An unquantified complaint list is a vibe. - **End in decisions.** A competitor analysis that ends in observations was entertainment. ## Why this works at all Competitor analysis works because the market already ran the experiments. The top listings have spent years and serious ad budget discovering what buyers pay, what they complain about, and which content converts, and Amazon publishes the results in plain sight. Your job is not creativity. It is reading the experiment log and entering where the results say the incumbents are weak. Our whole differentiation doctrine follows from this: differentiation comes from competitor negative reviews and the rating gap, never from invention. ## The four passes 1. **The rating pass.** Record the star rating of the top ten listings for your main keyword. What you want is a market where leaders sit under 4.5 stars, because that gap is enterable. A wall of 4.7s is satisfied demand. 2. **The complaint pass.** Read the one and two star reviews across those ten listings. Group by theme, count per theme, rank. The top recurring, fixable complaint is your product spec. 3. **The price and pack pass.** Chart price points, price per unit, and pack sizes. You are looking for the unoccupied position: the missing size, the gap between budget and premium, the absent multi-pack. 4. **The traffic pass.** Note who runs video ads, who has a built-out storefront, who appears in creator content off Amazon. Whatever nobody does is your cheapest entry channel. ## Reading what you find | Observation | What it means | Your move |
| --- | --- | --- | | Every leader above 4.6 stars | Demand is satisfied | Different niche, or a different angle | | Complaints cluster on one fixable flaw | The market wrote your spec sheet | Fix that flaw at the factory, lead with it in content | | Top ten priced within a dollar of each other | Price war fatigue | Enter on a different pack size or bundle, not a lower price | | No video, thin storefronts, no creator presence | A channel gap | Win attention where incumbents are absent | | Leader's listing visibly dated | Complacency at the top | Out-execute on content before they wake up | ## Ask who actually does this work This workflow is judgment wrapped in reading, which is why it degrades so badly when subcontracted. A farmed-out competitor report comes back as tool exports with commentary, because the subcontractor cannot make your decisions. The test is what the report ends with. A real analysis ends with three named decisions: the complaint you will fix, the price and pack position you will enter at, and the channel gap you will attack first.
