In our onboarding, measurable advertising improvement typically appears inside 30 days.\n\n## The short version\n\n- **Kickoff speed is a vanity metric.** The date that matters is when something in your account measurably improves.\n- **Access is usually the bottleneck.** Permissions, brand registry, and creative assets stall more onboardings than capability does.\n- **Slow onboarding is sometimes correct.** A partner analyzing before acting is not being slow, they are refusing to guess.\n- **Ask for the 30, 60, and 90 day picture in writing.** Vague timelines produce vague accountability.\n- **Agree the stop rules at the start.** What would make them tell you a product is finished.\n\n## What actually delays an onboarding\n\nNearly every stalled start I have seen traces back to one of five causes, and only one of them is about the partner's speed. It also has the longest time to value, because a tool changes nothing until someone decides what it should optimize towards. A freelancer starts in the middle: fast to begin, narrow in scope, and dependent on you having already diagnosed the problem correctly. An agency begins later because a proper diagnosis takes days, and finishes earlier because the diagnosis was right.\n\n## The sequence a good onboarding follows\n\n1. **Audit.** A written analysis of listing quality, main image click-through, conversion rate, advertising performance, traffic channel activation, pricing, and return rate. Ours is free and takes 48 hours.\n2. **Assign a named brand manager.** Not an inbox. A person you can message.\n3. **Identify blockers.** Rank them by what they cost you per month, not by how easy they are.\n4. **Execute in that order.** The first thing fixed should be the most expensive thing broken.\n5. **Measure at 30 days.** Advertising cost of sale responds fastest, so it is a fair first checkpoint.\n\nIf a partner cannot describe their own version of this sequence with dates attached, the timeline you are being quoted is a guess.\n\n## Agree the stop rules before the work starts\n\nThis is the part almost nobody negotiates, and it is the one I care most about. Early in my own selling, I kept funding a product that was not working for three months, convinced that better advertising would rescue it. It did not, and the only thing that grew was the loss. That episode is why we now write kill criteria down in advance.\n\nAsk any candidate, freelancer, agency, or software vendor, what would make them tell you to stop. The answer should reference rating trend, return rate, conversion rate, and customer acquisition cost trajectory over a defined window. A partner with no stop rules has no way to distinguish a slow start from a dead product, which means every underperforming month gets the same answer: give it more time and more budget.\n\nSoftware cannot answer this question at all, which is not a criticism, only a limit. It reports the trend. Somebody still has to decide what the trend means.\n\n## What most agencies will not tell you\n\nFast onboarding is often a sales feature rather than an operational one. Starting work in 48 hours sounds decisive and usually means the work began before anyone understood the account. The visible activity is reassuring, and reassurance is not the same as progress. I would rather lose a week to analysis than spend a quarter optimizing the wrong thing.\n\nThe other omission is on your side of the table. Onboarding speed depends heavily on how quickly you grant permissions, supply assets, and name a decision maker. In our arrangements the client's ongoing time commitment is around two hours a month once things are running, but the first two weeks need more than that.
