The right service is the one that passes your own test, run in sequence: free written audit, scoped proposal, a 30-day measurable improvement, a 90-day review against agreed numbers. Hire month to month and let each gate decide whether the next one happens. ## The short version - **Run a sequence with a gate at every stage.** Never buy on a pitch deck and a case study screenshot. - **The audit is the sample.** Anyone confident in the work will show you the fix list before invoicing. - **Thirty days is enough to see competence.** Not enough to see a transformation, and anyone promising one is guessing. - **Month to month with short notice is the strongest quality guarantee available.** It puts renewal on the table twelve times a year. - **What you keep on exit matters more than what you get on day one.**## Do not shortlist by reputation. Shortlist by gate Pick three candidates and put every one of them through the same five stages. Whoever fails a gate is out, regardless of how good the first call felt. I say that from the buying side rather than the selling side. Before Flapen I ran data and technology at BRANDED and at Moonshot Brands, two large Amazon aggregators, which meant sitting across the table from agencies pitching for portfolios of brands. The pitches were uniformly excellent. The variance showed up at week six, and the only thing that predicted it was whether we had made the agency prove something concrete before signing. ## The five gates 1. **Free written audit.** Ask for a written report on your current account with prioritized fixes. We produce one inside 48 hours at no charge. The gate: does it name specific ASINs and specific problems, or does it describe your industry back to you. 2. **Scoped proposal.** The fee, what it includes, what is billed separately, who does the work and where they sit. The gate: can you tell from the document exactly what you get for the money, without a follow-up call. 3. **Onboarding.** A serious first month follows a shape: audit, assign the named brand manager, identify the blockers holding the account back, then execute against them. The gate: you know the name of the person on your account and what they are doing this week. 4. **Thirty days.** Ask for a measurable improvement in advertising efficiency within the first month. That is what a competent team can do without touching your supply chain, and it is our own onboarding expectation. The gate: the number moved and they can explain why. 5. **Ninety days.** Review against the numbers you agreed in gate two: conversion rate, organic position on your main terms, contribution margin, return rate. The gate: honest reporting on the misses, not only the hits. ## What you should be holding at each stage | Stage | What you should hold in writing | Red flag |

Expect around two hours a month of review and decisions after onboarding, rising to four to six hours a week while a product is actually launching. Anything more and you have hired a coordinator, not a manager. ## The exit clause is the quality clause An agency that is comfortable being fired quickly behaves differently from one that is not. On exit you should keep the Seller Central account, the advertising campaigns, the creative assets, and receive a written handover, with agency access removed the same day. That is our standard, and yours should not be lower. Watch the restrictions too. There should be no non-compete placed on you, ever. A non-solicit on hiring the agency's staff is reasonable, ours runs 36 months, but a clause restricting where you can sell or who you can work with is a clause protecting the agency from competition, not protecting the work. ## What most agencies will not tell you Best is a ranking word and this market has no ranking. There is no independent body auditing outcomes, so lists of the best services are almost always paid placements or self-nominated. The only real evidence available to you is the work a candidate does before you pay them. The second thing. A large agency may be excellent at your category and mediocre at yours specifically.
