Demand this sequence: written audit inside 48 hours, campaign structure rebuild, keyword and competitor mapping, controlled budget increases against agreed targets, and a weekly written report. Any agency that starts by asking for budget instead of data fails the test. ## The short version - **Judge the sequence, not the pitch.** Good PPC work follows the same order everywhere, and skipped steps show up later as wasted spend. - **The audit comes first and should be free.** If a candidate cannot produce a written audit quickly, they cannot produce anything quickly. - **Structure before spend.** Money poured into a badly built account buys badly organized data. - **Budgets rise through gates.** Each increase should be earned by the numbers from the last one. - **Written reporting is the habit that predicts everything else.** Dashboards are where accountability goes to hide. ## Where this sequence comes from Before Flapen I sat on the buying side of this exact decision. I ran data and technology at BRANDED and at Moonshot Brands, a YC W21 aggregator, and part of that job was watching agency engagements across dozens of acquired Amazon brands. The engagements that worked all moved through the same stages in the same order. The ones that failed almost always skipped a stage, usually under time pressure, usually with everyone's good intentions. So when a UAE seller asks me which PPC manager is best, I give them the sequence and tell them to hire whoever demonstrably follows it. ## The six stages, and the gate at each 1. **Written audit.** Every campaign, every match type, search term waste, listing conversion, competitive position. We deliver ours in 48 hours at no charge, and I consider that pace a fair industry test. Gate: you receive a document with prioritized fixes, not a slide deck of generalities. 2. **Structure rebuild.** Campaigns reorganized so each one answers a single question, with clean naming and deliberate negative keyword flows. Gate: you can look at the account tree and understand it yourself. 3. **Keyword and competitor mapping.** Search terms mapped in both English and Arabic for the UAE, competitors identified with their share of the terms that matter. Gate: a written map exists, and someone on the team can defend every priority term on it. 4. **Baseline period.** Two to four weeks at controlled spend to establish what the rebuilt account actually does. The account is rebuilt, early numbers look promising, and everyone wants to scale immediately. Without a baseline, you can never again separate what the manager did from what the market did, which is exactly how mediocre agencies keep contracts. ## What buying PPC taught me that selling it never would Aggregators buy brands and inherit whatever agency relationships come with them, so I saw account handovers in volume. The pattern that stuck with me: the quality of an agency is visible in what they leave behind. Clean accounts with documented logic survived handover in days. Accounts built as a private maze took months to untangle, and the maze was usually the point. In the UAE, where brands often run Amazon.ae and amazon.com side by side, insist on that same portability across both accounts, structures a stranger could pick up, in writing, from day one. It is why our own clients keep their campaigns, their account, and a written handover whenever they leave. ## What most PPC pitches will not tell you Advertising cannot fix a product problem, and a UAE account is where this gets expensive quietly. If the listing does not convert, or the market is thinner than assumed, more spend produces more expensive proof of the same fact. The honest move is to test whether the demand exists before scaling the budget, which is research work rather than bidding work.
