Compare three models, DIY with tools, a regional consultant, and a full-service partner, against four costs: VAT and compliance setup, localization quality, inventory risk, and management attention. Your revenue and internal capacity decide the winner, not the brochure. ## The short version - **Four is the number that decides most Europe plans:** four core locale families, English, German, French, and the Spanish-Italian pair, each needing native content to convert. - **Europe is one region and five separate businesses.** Shared inventory pools, separate demand curves, tax regimes, and review cultures. - **Advice and execution are different products.** Many consultancies sell the map and leave you to march; know which you are buying. - **Product-market fit does not travel automatically.** The same ASIN can be a winner in the UK and a return-rate disaster in Germany. - **Compare candidates on artifacts:** a VAT setup they ran, a German listing they wrote, a compliance problem they solved. ## What expansion actually requires Strip the branding and Amazon Europe expansion is five workstreams. Registration and VAT across the countries you will store or sell in. Compliance, product regulations, labeling, and responsible-person requirements that differ from the US and UAE. Localization, meaning research-grade keyword work and buyer-native listings per marketplace, not translation. Logistics, choosing between European fulfillment options and placing inventory against forecast. And demand validation, checking that each product deserves each market before capital ships. Any consultancy you evaluate should be able to show its work in all five, or say plainly which ones it does not do. The expensive failures I see are almost never caused by the workstream a seller bought help with. A seller with strong internal operations and one gap, say German localization, buys a specialist. A brand expecting Europe to become a third of its revenue should not run it as a side project, because the five workstreams interact, and interaction failures are where the money goes. ## The sourcing angle nobody prices in One workstream deserves its own section because expansion pitches ignore it: the product itself often needs to change for Europe. Plug types, labeling languages, packaging regulations, CE-relevant categories, and sometimes pack sizes that match different buying habits. This is factory work, not marketing work. If your home marketplace still has unclaimed demand, unfixed conversion, or thin working capital, Europe multiplies your weaknesses across new tax regimes in new languages. A consultancy paid to run expansions rarely opens with that, so run the readiness math yourself before entertaining proposals: home-market position defensible, cash to fund European inventory without starving the core, and one person who owns the project internally. Also under-disclosed: the returns problem. German buyers in particular return generously, and category return-rate norms should be priced into every unit economics model you are shown.
