Scope it around money, what stockouts cost in lost sales and rank, what overstock costs in storage fees and trapped capital, and where inbound delays sit between the two. ## The short version - **Stockouts cost more than the missed sales.** Rank decays during the gap and has to be bought back. - **Overstock is a loan you gave your own shelf.** Storage fees plus frozen capital, compounding monthly. - **Inbound problems hide in the middle.** Stock you have paid for but cannot sell is the worst of both. - **Forecasts fail at the inputs.** Lead time drift and unmodelled seasonality break more plans than bad math. - **The audit ends at the reorder rule.** If data does not trigger purchase orders, it is scenery. ## The arithmetic the audit must do You are probably here because both failure modes are happening at once: the best seller keeps stocking out while the slow movers sit in storage accumulating fees. That combination is not bad luck, it is one forecasting system failing in both directions, and an audit scoped properly will price each failure in currency rather than units. | Failure | Direct cost | Hidden cost | Where the audit finds it |

A three-week stockout on a ranking ASIN does not cost three weeks of sales. It costs three weeks of sales plus the relaunch-grade ad spend needed to climb back, which routinely exceeds the first number. ## What belongs in scope Run the audit across these four areas, in this order. 1. **Forecast inputs.** Velocity by marketplace, seasonality curves, promotion calendar, and above all supplier lead times as they actually are now, not as the contract said a year ago. Lead time drift is the quietest input failure and the most common one we find. 2. **Inbound pipeline, the IBC bucket.** Every shipment aged from creation to check-in, stuck receipts, capacity and restock limits against the next quarter's plan, and the gap between what left the factory and what became sellable. 3. **Fee exposure.** Which ASINs are approaching long-term storage surcharges, which are sitting below the low-inventory thresholds that raise fulfillment costs, and what the next fee window will charge you if nothing moves. 4. **Decision rules.** Who reorders, on what trigger, with what safety stock logic, and whether the trigger fired correctly the last five times. An audit that grades the data but not the decisions has audited the dashboard, not the operation. This scope is a data-coverage exercise, which is why we treat it the way we treat market research. When sellers ask for a forecasting audit, they expect to find bad math, and what we find instead is good math fed with stale inputs: a lead time that quietly moved from 35 to 55 days, a seasonality curve borrowed from a different marketplace, a promotion nobody told the forecast about. Auditing the formula while ignoring the inputs is how the same surprise happens twice. The second omission is that the most expensive line in the whole exercise, rank decay after a stockout, appears on no report Amazon will ever send you. It shows up only if the audit reconstructs velocity before and after each out-of-stock window.
